Startup CEO (OnlyOnce – the book!)
One of the things I’ve often thought over the years since starting Return Path in 1999 is that there’s no instruction manual anywhere for how to be a CEO. While big company CEOs are usually groomed for the job for years, startup CEOs aren’t…and they’re often young and relatively inexperienced in business in general. That became one of the driving forces behind the creation of my blog, OnlyOnce (because “you’re only a first time CEO once”) back in 2004.
Now, over 700 blog posts later, I’m excited to announce that I’m writing a book based on this blog called Startup CEO: A Field Guide to Building and Running Your Company. The book is going to be published by Wiley & Sons and is due out next summer. The book won’t just be a compendium of blog posts, but it will build on a number of the themes and topics I’ve written about over the years and also fill in lots of other topics where I haven’t.
The catalyst for writing this book was Brad Feld. Brad has been a friend, mentor, investor, and Board member for over a decade. We’ve had many great times, meals, and conversations together over the years, not the least of which was staggering across the finish line together at the New York City Marathon in 2005. Brad started writing books a few years ago, and I’ve been peripherally involved with them, first with Do More Faster: TechStars Lessons to Accelerate Your Startup (I contributed one of the chapters) and then with Venture Deals: Be Smarter Than Your Lawyer and Venture Capitalist (I wrote all the “Entrepreneur Perspective” sidebars).
Those are great books, and they’ve been incredibly well received by the global entrepreneurial community. But then Brad got the bug, and now he’s in the middle of writing FOUR new books with Wiley that will all come out over the next year. They are:
- Startup Communities:Â Building an Entrepreneurial Ecosystem in Your City
- Startup Life:Â Surviving and Thriving in a Relationship with an Entrepreneur
- Startup Metrics:Â Making Sense of the Numbers in Your Startup
- Startup Boards:Â Reinventing the Board of Directors to Better Support the Entrepreneur
These four books, plus the two earlier ones, plus Startup CEO, are all part of the Startup Revolution series. While I’ll continue to do most of my blogging and posting here on OnlyOnce, I’d also encourage you to check out the Startup Revolution site and sign up to be a member of that community. I’ll be doing some things on that site as well in connection with Startup CEO, and it’s a more concentrated place to post and comment on all things Startup. In addition, we’ll be putting a bunch of add-ons to the book on that site closer to publication time.
I hope Startup CEO becomes a standard for all new CEOs. I don’t think I have all the answers, but at least others can benefit by learning from my 13 years of successes and mistakes! Now all I have to do is go write the darned thing.
Learning Through Extremes, or Shifting Gears part II
OnlyOnce is 8 years old this week, which is hard to believe. So it is fitting that I got halfway through a new post this morning, then a little alarm bell went off in my head that I had written something similar before. Â The topic is around moderation versus extremes. Â I first wrote about this topic in 2005 in a post called Shifting Gears but I have thought about it more recently in a different way.Â
Instead of phrasing this as a struggle between “Meden Agan,” which is Greek for “everything in moderation,” and “Gor oder gornischt,” which is Yiddish for “all or nothing,” I’d like to focus here on the value of occasionally going to an extreme. And that value is around learning. Let me give three examples:
-We were having a buy vs. build conversation at work a few months back as we were considering an acquisition. Some people in the room had an emotional bias towards buy; others toward build. So we framed the debate this way: Â “Would you acquire the company for $1 instead of building the technology?” (Yes!) “Would you buy it for $10mm?” (No!) Taking the conversation to the extremes allowed us to focus on a rational answer as opposed to an emotional one — where is the price where buy and build are in equilibrium?
–Â With my colleague Andrea, I completed a 5-day juice fast a few weeks back. It was good and interesting on a bunch of levels. But I came away with two really interesting learnings that I only got from being extreme for a few days: Â I like fruits and veggies (and veggie juices) a lot and don’t consume enough of them; and I sleep MUCH better at night on a relatively empty stomach
– Last year, I overhauled my “operating system” at work to stop interviewing all candidates for all jobs and stop doing 90-day 1:1 meetings with all new employees as well. I wrote about this in Retail, No Longer. What finally convinced me to do it was something one of my colleagues said to me, which was “Will you be able to keep these activities up when we have 500 employees?” (No) “So what is the difference if you stop now and save time vs. stopping in 6 months?” Thinking about the extreme got me to realize the full spectrum
It may not be great to live at the extremes, but I find extremes to be great places to learn and develop a good sense of what normal or moderate or real is.

Today’s announcement that AOL will be improving its web-based email access for members and opening a free version of the service for non-members in 2005 is a quiet cry of “uncle.” What’s amazing isn’t the announcement so much as how long it took for AOL to get there.
What will this do to the email landscape? Not much, in my view. It’s too little, too late, to mean much of anything.

Book Short: There is No Blueprint to $1B
Blueprint to a Billion: 7 Essentials to Achieve Exponential Growth, by David Thomson (book, Kindle) sounds more formulaic than it is. It’s not a bad book, but you have to dig a little bit for the non-obvious nuggets (yes, I get that growing your company to $1B in sales requires having a great value proposition in a high growth market!). The author looked for commonalities among the 387 American companies that have gone public since 1980 with less than $1B in revenues when they went public and had more than $1B in revenue (and were still in existence) at the time of the book’s writing in 2005.
Thompson classifies the blueprint into “7 Essentials,” which blueprint companies do well on across the board. The 7 Essentials are:
– Create and sustain a breakthrough value proposition
– Exploit a high growth market segment
– Marquee/lighthouse customers shape the revenue powerhouse
– Leverage big brother alliances for breaking into new markets
– Become the masters of exponential returns
– The management team: inside-outside leadership
– The Board: comprised of essentials experts
As I said above, there were some nuggets within this framework that made the entire read worthwhile. For example, crafting a Board that isn’t just management and investors but also includes industry experts like customers or alliance partners is critical. That matches our experience at Return Path over the years (not that we’re exactly closing in on $1B in revenues – yet) with having outside industry CEOs sit on our Board. Our Board has always been an extension of our management and strategy team, but we have specifically gotten some of our most valuable contributions and thought-provoking dialog from the non-management and non-investor directors.
Another critical item that I thought was interesting was this concept of not just marquee customers (yes, everyone wants big brand names as clients), but that they also need to be lighthouse customers. They need to help you attract other large customers to your solution – either actively by helping you evangelize your business, or at least passively by lending their name and case study to your cause.
The book is more of a retrospective analysis than a playbook, and some of its examples are a bit dated (marveling at Yahoo’s success seems a bit awkward today), and the author notes as well that many of the “blueprint” companies faltered after hitting the $1B mark. But it was a good read all-in. What I’d like to see next is a more microscopic view of the Milestones to $100 Million!

I’m at the Direct Marketing Association’s annual massive trade show (DMA*05) in Atlanta. While there are lots of things to potentially blog about, I think the most interesting one is the simplest. When I started attending the DMA’s shows six years ago, the only interactive marketeing companies who exhibited were email vendors and the occasional sweepstakes company — and any interactive marketing company who did bother to show up was relegated to a small booth space in a corner of the trade show floor, away from the real action. A friend of mine once told me it was easy for him to hit all the email guys at DMA — just walk around the perimeter of the room.
It’s 2005, and oh how things have changed. The DMA put the “Interactive Marketing Pavilion” center stage this year, literally in the middle of the floor. Besides Return Path, loads of other interactive marketing companies (and not just the email and sweeps guys!) have prime real estate at the show. Within eyeshot of our booth are fellow email companies SilverPop, StrongMail, WhatCounts, Accucast, and ExactTarget, as well as analytics companies like Omniture, online ad companies like Blue Lithium, Kanoodle, and Advertising.com, lead gen companies like Cool Savings, and even a search firm or two.
The move is more than symbolic and more than just the fact that online marketing vendors have been around long enough to bid on better booth locations (although no doubt both of those things are true). It’s representative of the way mainstream marketers now conduct business — increasingly online and increasingly multi-channel. Online is another important part of the mix, not the stepchild.
Online marketing firms are now in from the perimeter, and we are happy to be here!

We just published a book! Sign me Up! A marketer’s guide to creating email newsletters that build relationships and boost sales is now available on Amazon.com. The book is authored by me and my Return Path colleagues Mike Mayor, Tami Forman, and Stephanie Miller. What’s it about?
– At its core, the book is a very practical how-to guide. Any company — large or small — can have a great email newsletter program. They’re easy, they’re cheap, and when done well, they’re incredibly effective.
– This book helps you navigate the basics of how to get there, covering everything from building a great list, to content and design, to making sure the emails reach your customers’ inboxes and don’t get blocked or filtered.
– Our central philosophy about email marketing, which permeates the advice in the book, is covered in my earlier New Media Deal posting (which is reproduced in part in the book’s Preface) — that customers will sign up for your email marketing in droves if you provide them a proper value exchange for the ability to mail them.

AOL and Goodmail: Two steps back for email

Remember the old email hoax about Hillary Clinton pushing for email taxation? When we first heard AOL’s plans for Goodmail today, we thought maybe the hoax had re-surfaced and a few industry reporters got hooked by it. But alas, this tax plan seems to be true.
AOL has long held the leading standard in email whitelisting. Every email sender who cares about delivery has tried to keep their email reputation high so that they could earn placement on AOL’s coveted Enhanced Whitelist. Now, AOL may be saying that those standards don’t matter as much as a postage stamp when it comes to email delivery.
AOL will begin phasing out its enhanced whitelist in favor of Goodmail’s brand new and untested certification program — which requires a fee for each email sent. This effectively encourages marketers and senders to focus not as much on email best practices but on paying cash for inbox reach. It punishes companies who already do everything right with email by adding another roadblock before they can reach customers.
With senders having to pay a fraction of a cent for each email sent, the fees for companies (and profits for AOL and Goodmail) will mount and good mailers will not always be able to participate — even if they have a pristine email reputation and customer relationship. This is in effect taxation of the good guys with cash – and it does nothing to help the good guys who can’t afford the cost or to deter the bad guys who just plan to spam anyway.
Email getting delivered to the mailbox should be based on the reputation of the sender — not whether they paid for guaranteed delivery. Now AOL is saying that isn’t enough. By charging significant dollars for email delivery, AOL and Goodmail are on the road to creating a “pay to play” model that puts subscriber benefit and sender equality second.
Goodmail reportedly uses some reputation data to determine “good” senders. What data do they use? Is it comprehensive? It is our strong opinion that email delivery should be based on a solid email reputation. That reputation should be based on a comprehensive set of data points including in-depth complaint rates, unknown user rates, spam trap data, permission practices, email infrastructure, volume of email sent and identity integrity, among a long list of other factors.
If Goodmail looks at less data than AOL currently uses … so how can it be better?
AOL stands to make a lot of money at the risk of setting back email as best practices-based marketing. This is bad for senders who care about setting high email standards, bad for consumers’ inboxes and simply, bad policy.
There’s been a ton of coverage of this problem, including this great one today in DMNews. Look for a lot more reaction from the industry to this once people really understand what’s going on.
The Best Place to Work, Part 5: Be the ultimate enabler
Fifth in my series on creating the best place to work – Being the best enabler. As any management guru will tell you, as you have a larger and larger team, your job is much less about getting good work done than it is enabling others to get good work done. What does that mean?
First, don’t be a bottleneck. You don’t have to be an Inbox-Zero nut (but feel free if you’d like), but you do need to make sure you don’t have people in the company chronically waiting on you before they can take their next actions on projects. Otherwise, you lose all the leverage you have in hiring a team.  Don’t let approvals or requests pile up!
Second, run great meetings. Meetings are a company’s most expensive endeavor. Sometime in a senior staff meeting, calculate the cost in salary of everyone sitting there for an hour or two! Run good meetings yourself and don’t enable bad behavior…and in the course of doing that, role model the same for your senior staff members who do their own staff or team meetings. Make sure your meetings are as short as possible, as actionable as possible, and as interesting as possible. Don’t hold a meeting when an email or 5-minute recorded message will suffice. Don’t hold a weekly standing meeting when it can be biweekly. Cancel meetings if there’s nothing to cover. End them early if you can’t fill the time productively. Vary the tempo of your meetings to match their purpose – the same staff group can have a weekly with one agenda, a monthly with a different agenda, and a quarterly with a different agenda.
Finally, don’t run a hub-and-spoke system of communications. Some managers who are a bit command-and-control like hoarding information or forcing all communication to go through them or surface in staff meetings. No need for that! Almost everyone on your team, if you are a senior manager, should have individual bilateral relationships and regular 1:1 meetings without you there. The same goes for your Board and your staff, if you are the CEO. They should have individual relationships that don’t go through you. if you are a choke point for communication, it’s just as bad as being a bottleneck for approvals.
Enabling your team to give it their all is a gift to yourself and your organization as much as it is a gift to your team – give that gift early and often.

I’ve seen and heard a lot of these. But perhaps it’s fitting that on Independence Day, I realized that this gem of a quote, not specifically about entrepreneurs or CEOs but very applicable to them, comes from President Theodore Roosevelt in his “Citizenship in a Republic” speech at the Sorbonne in Paris, April 23, 1910:
It is not the critic who counts: not the man who points out how the strong man stumbles or where the doer of deeds could have done better. The credit belongs to the man who is actually in the arena, whose face is marred by dust and sweat and blood, who strives valiantly, who errs and comes up short again and again, because there is no effort without error or shortcoming, but who knows the great enthusiasms, the great devotions, who spends himself for a worthy cause; who, at the best, knows, in the end, the triumph of high achievement, and who, at the worst, if he fails, at least he fails while daring greatly, so that his place shall never be with those cold and timid souls who knew neither victory nor defeat.
Amen, Brother Teddy. This quote is so good that it appears twice independently (once from me, once in a contributor’s sidebar) in my almost-ready-to-pre-order book, Startup CEO. In fact, let me quietly take this opportunity to start a bit of a hashtag movement around the topic at #startupceo. More to come on this next week!

A Tale of Two Strategies
Two headlines right next to each other in today’s Wall Street Journal tell an interesting story. First, they tell of Google’s strategy to allow advertisers to use Google’s web site to bid on and buy print advertising in over 50 leading newspapers. Then comes CBS’s strategy to bring in a new executive digital media M&A guru, Quincy Smith from Allen & Company, to “find the next YouTube.”
(These links should work for a week, but I think that’s all the Journal allows – sorry!).
So there you have it. CBS’ grand interactive plans are about trying to do value-based Internet acquisitions. Best of luck. Les Moonves’ quote is somewhat sad — “This shows how serious we are about new media.”
All that against a backdrop of Google probably dropping three engineers and a case of Jolt Cola into a room for a week and coming up with an automated way of buying print ads in newspapers whose circulations are declining precipitously. Eric Schmidt’s quote is equally interesting for its contrast to Moonves: “Anything that we can do to improve the economic efficiency of the old model [of advertising] transfers money from the old model to the new model.”
Now to be fair, Google did say that eventually they would have 1,000 people working on offline media placements, 10% of its workforce, but they will probably grow their way there profitably, instead of turning into a private equity firm.
