Book Short: More on Email Marketing
My friend Bill Nussey’s The Quiet Revolution in Email Marketing is a good read for those in the industry. It’s a little different in focus than our recently published book, Sign Me Up!, and in many ways is a good complement.
Bill develops a good framework for Customer Communication Management (CCM) based on his experience as CEO of SilverPop, one of the leading email marketing companies. He builds on Seth Godin’s permission framework and applies it directly to email marketing, point by point. He addresses head on every email marketer’s nightmare, when you tell someone what you do for a living, and the person replies “oh, you’re a spammer.”
The book also has a wonderful quote from Bill’s SilverPop colleague Elaine O’Gorman: “Locking down email policies and enforcement too tightly i like cooking a potato in the microwave. If you don’t poke some holes in the potato before turning on the microwave, you’ll be doing a lot of clearning up afterwards.”

Fatal System Error: The Hunt for the New Crime Lords Who Are Bringing Down the Internet, by Joseph Menn (book, kindle) was a bit of a disappointment. I was really hoping for more of an explanation of how the “business” of Internet crime works — what the economics are like, what the landscape/scope/sectors are like, who the players are.
What I got was a bit of a true crime novel, the story of Barrett Lyon and Andy Crocker, who are respectively a geek and a cop, and their very specific stories of tracking down a handful of internet criminals around a handful of technical tactics (DDOS attacks and botnets). It wasn’t bad, the stories were ok and occasionally entertaining, but it was very narrow.
It felt to me like there is a much more interesting story to tell around criminals who USE the Internet to commit crimes as opposed to people attacking the infrastructure. Has anyone ever run across a book like that?

Tony Hsieh’s story, Delivering Happiness (book, Kindle), is more than just the story of his life or the story of Zappos. It’s a great window into the soul of a very successful company and one that in many ways has become a model for great culture and a great customer service model. It’s a relatively quick and breezy read, and it contains a handful of legendary anecdotes from Zappos’ history to demonstrate those two things — culture and customer service — in action.
As Hsieh himself says in the book, you can’t copy this stuff and believe it will work in your company’s environment as it does in Zappos’. You have to come up with these things on your own, or better yet, you have to create an environment where the company develops its own culture and operating system along the broad lines you lay out. I think Return Path has many similarities with Zappos in how we seek out WOW experiences and in our Core Values, as well as the evolutionary path we took to get to those places. But as much as I enjoyed reading about a like-minded company, I also recognized the specific things that were different and had a good visceral understanding as to WHY the differences exist.
It is the rare company that gets to $1 billion in revenue ever – let alone within a decade. For that reason alone, this is a worthwhile read. But if you are a student of organizational culture and believe in the power of values-driven organizations, this is good affirmation and full of good examples. And if you’re a doubter of the power of those things, this might just convince you to think twice about that!

I re-read an old favorite last night in preparation for a management training course I’m co-teaching today at Return Path: Ken Blanchard’s Whale Done! The Power of Positive Relationships. I was reminded why it’s an old favorite. It has a single concept which is simple but powerful. And yes, it’s based loosely on killer whale training tactics.
Accentuate the positive.
The best example in the book is actually a personal one more than a professional one. The main character of the book has a “problem” in that he chronically works late, then comes home and gets beat up by his wife about coming home so late. The result? No behavior change — and probably even a reinforcement of the behavior because, after all, who wants to come home and get beat up? The change as a result of the new philosophy? The wife thanks her husband when he does come home at a more reasonable hour, makes him a nice dinner, etc. which makes the husband WANT to come home earlier.
That’s probably a poor paraphrasing of the story, and as I’m typing the story out here, boy does it sound a bit 1950s in terms of its portrayal of gender role stereotypes. Nonetheless, I think it makes the point well.
Try it out sometime at work (or at home). Pick a behavior you want to see more of out of a direct report, especially one that’s linked to another behavior you don’t like. Accentuate the positive. Make the person WANT to do more of it. And watch the results!

Book Shorts: One Up, One Down
I read new books by two of my favorite authors today: Geoffrey Moore and Seth Godin. Moore’s was his best book in years; Godin’s was his worst.
Geoffrey Moore’s latest book, Dealing with Darwin: How Great Companies Innovate at Every Phase of their Evolution, is Moore’s best book in a while. While I loved Crossing the Chasm and thought Inside the Tornado was a close second, both The Gorilla Game and Living on the Fault Line didn’t do it for me — they both felt like a pile of Silicon Valley buzzwords as opposed to the insightful and groundbreaking market definition in his first two books.
But Darwin is a gem. It goes back to Moore’s strengths in analyzing leading companies and creating a powerful framework for innovation that transcends industry and stage of company. And even better, the book has a few very useful “how to” lists to help readers interpret the content and adapt it to their own environments.
So whether you’re a Geoffrey Moore fan or not — assuming you are a fan of innovation and kicking your competitors’ collective butts — this book’s for you.
By contrast, Seth Godin’s Small Is the New Big is old news if you are a Seth Godin fan. It is literally a repackaging of essays, articles, and blog postings he’s written over the years. He’s trended down lately in his writing, like Moore (and most authors who have a single theme or two, it should be said), but unlike Moore, this book isn’t his recovery. The book is a must-have if you (a) love Seth’s writing and want a hard copy archive of his soft-copy stuff, (b) you don’t read Seth’s blog and want to see what you’ve been missing, or (c) you have his other books and are compulsive enough that you can’t stand incomplete collections.
Otherwise, wait for his next book, which hopefully will have some more of the original thinking and writing and ideas that made books like Permission Marketing, Unleashing the Ideavirus, and Purple Cow such new business classics. I have to say, the thing that disappointed me most here is that I felt like Seth totally sold out with this book — as a regular reader of his, I just felt duped by the Godin Marketing Machine, which is precisely the kind of thing he rants against. There was definitely NO Free Prize Inside this one.

Last year I was pleased and proud to write about our debut on the Inc. 500 list of America’s fastest growing companies. At that time I wrote that “Now our challenge, of course, is STAYING on the list, and hopefully upping our ranking next year!” Well, I am again please and proud to announce that we, in fact, stayed on the list. (You can read all the Inc. coverage here and see our press release about the ranking here.)
Unfortunately, we didn’t make the second part of our goal to up our rank. But, we did up our growth – our three-year revenue growth rate was 18% higher than last year. This is a testament to the hard work of our team (now 150 strong!) and wouldn’t be possible without the support of our many great clients (now 1,500 strong!). Most importantly, we see no end in sight. In fact, 2008 promises to be an even bigger year for us as we poise for continued growth. I’ve written about our 360 Review process at Return Path a few times in the past:

And the last two times around, I’ve also posted the output of my own review publicly here in the form of my development plan:
So here we are again. I have my new development plan all spruced up and ready to go. Many thanks to my team and Board for this valuable input, and to Angela Baldonero (my fantastic SVP People and in-house coach), and Marc Maltz of Triad Consulting for helping me interpret the data and draft this plan. Here at a high level is what I’m going to be working on for the next 1-2 years:
- Institutionalize impatience and lessen the dependency dynamic on me. What does this mean? Basically it means that I want to make others in the organization and on my team in particular as impatient as I am for progress, success, reinvention, streamlining and overcoming/minimizing operational realities. I’ll talk more about something I’ve taken to calling “productive disruption” in a future blog post
- Focus on making every staff interaction at all levels a coaching session. Despite some efforts over the years, I still feel like I talk too much when I interact with people in the organization on a 1:1 or small group basis. I should be asking many more questions and teaching people to fish, not fishing for them
- Continue to foster deep and sustained engagement at all levels. We’ve done a lot of this, really well, over the years. But at nearly 250 people now and growing rapidly, it’s getting harder and harder. I want to focus some real time and energy in the months to come on making sure we keep this critical element of our culture vibrant at our new size and stage
- I have some other more tactical goals as well like improving at public speaking and getting more involved with leadership recruiting and management training, but the above items are more or less the nub of it
One thing I know I’ll have to do with some of these items and some of the tactical ones in particular is engage in some form of deliberate practice, as defined by Geoffrey Colvin in his book Talent is Overrated (blog post on the book here). That will be interesting to figure out.
But that’s the story. Everyone at Return Path and on my Board – please help me meet these important goals for my development over the next couple of years!

I have read a bunch of books lately to try to improve my presentation skills. The latest one, The Back of the Napkin: Solving Problems and Selling Ideas with Pictures, by Dan Roam, was good, and quite different from some of the others I’ve read recently like Presentation Zen and Beyond Bullet Points, both of which are much more focused on effective use of Powerpoint.
The Back of the Napkin takes a different approach. The focus is much more on creating compelling visuals. It’s not about Powerpoint so much as it is about teaching how to crystallize concepts into tight and compelling schematics. Roam creates two pretty good frameworks for thinking about this: one that breaks down the message of a given slide into its most simple element — are you describing a who (use a portrait), what (chart), when (timeline), where (map), why (plot), or how (flowchart)? And a second that takes that element and asks five questions about the best way to convey the information — simple vs. elaborate, quality vs. quantity, vision vs. execution, individual vs. comparison, or change state vs. as-is.
Both frameworks are good, and if you’re already doing really good presentations, this will help improve them. In short, I’d say The Back of the Napkin is a good read if you’re obsessed with creating compelling visuals, but it’s more of a deeper drill than the two books I noted above. I’d read and master the material from Presentation Zen for 101, then dive into this topic for the 201 course.
Onboarding Executives
I wrote a colorfully-named post years ago called Onboarding vs. Waterboarding, which detailed out some of the general principles around onboarding new employees that our companies have used over the years. A few weeks back, one of our clients and fellow CEOs of a Series C Ed:Tech company asked me for tips on onboarding senior executives, and some of what I said varied from or built on that earlier post.
Here are a few of the themes we riffed on:
- Treat the new hire onboarding like you would a merger integration. Why? Well, because adding a new exec to your company is kind of like…a merger integration. Make a long checklist. Assign each item an owner and participating parties. Have a weekly meeting with all key stakeholders specifically to review the onboarding plan. In other words, don’t just leave it up to you, the new exec, and a Day 1 overview meeting with “business as usual” check-ins. Make it its own thing.
- Take great care to communicate expectations and changes internally when the new exec starts. Any new exec, but especially one in a newly-created or upgraded role, will carry a new role description which by definition changes expectations and responsibilities both of the new exec’s role and of other execs’ roles (and possibly your own role or Level-2 team members’ roles). Make it super clear to the organization both in a meeting and in writing what those changes are. If people used to go to you for X, and now they have to go to New Exec for X, don’t leave that to the guesswork and imagination of your team.
- Get out in front of the fact that your exec team has changed. As I always say, any time you change one person on a team (add or subtract), you have…a new team. Treat a new exec onboarding as such, though this will take time. Team dynamics will change, and you need to drive that process. You also need to make sure any shared language and tools on the team take a beat and include the new person. Did you run a DISC or use Myers-Briggs two years ago with your exec team? Great, do it again with the new team. Did you do a major trust/vulnerability exercise at an exec offsite last year? Better do a new one from scratch. This may sound like extra overhead, but it’s worth it. You don’t want the new person to always feel like the new person who is missing an inside joke. Plus, those kinds of things are always good hygiene for exec teams.
- Begin with the end in mind. On Day 1, your new exec won’t know where the bathroom is, unless you are an all-remote company of course. Your objective is for the new exec to be just as autonomous as all other execs ASAP. So, work backwards from 90 or 180 or some other number of days on the question of autonomy. Build this into your integration checklist and weekly integration check-ins (see above), but note this is also a mental evolution both you and the new exec (and the rest of your exec team and the new person’s direct reports) need to go through. Some areas will be more logical for the new exec to be autonomous on Day 1 or at least Month 1. Some will take longer. Be explicit about defining those things.

How to Wow Your Employees
Here at Return Path we like to promote a culture of WOW and a culture of hospitality. Some of you may be asking, Why Wow your employees? The answer is, there is nothing more inspirational than showing an employee that you care about him or her as an individual. The impact a WOW has is tremendous. Being a manger is like being in a fishbowl. Everything you do is scrutinized by your team. You lead by example whether you want to or not and showing your own vulnerability/humanity has an amazing bonding effect.
Why do you want to foster Wow moments with your team? High performing teams have a lot of Wow going on. If all members of a team see Wow regularly, they are all inspired to do more sooner and better.
Here are 15 ways to Wow your employees
- Take them or her to lunch/breakfast/drinks/dinner quarterly individually, one nice one per year
- Learn their hobbies and special interests; when you have a spiff to give, give one that is in line with these
- Remember the names of their spouse/significant other/kids/pets
- Share your development plan with them and ask for input against it at least quarterly
- Respond to every email from your staff by the end of the day; sooner if you are on the TO line
- Ask them what they think of a piece of work you’re doing
- Ask them what they think of the direction the company is going, or a specific project
- Periodically take something off each one’s plate, even if it’s clearly theirs to do
- Periodically tell them to take a day off to recharge, ideally around something important in their lives
- End every meaningful interaction by asking how they are doing and feeling about work
- End every interaction by asking what you can be doing to help them do a better job and advance their career
- Read all job openings and highlight ones that match their interests for future positions
- Read the weekly award list and call out those FROM and TO your team in staff meetings
- Send a handwritten note to their home when you have a moment of appreciation for them
- (If your employee has a team he/she manages) Ask for input before every skip-level interaction and summarize each one after the fact in an email or in person
I try to have Wow moments regularly with people at all levels in the organization. Here’s one that sticks with me. At the Colorado summer party several years ago, I went up to someone who was a few layers down in the organization and said hi to her husband and dog by name. I had met them before, and I work at remembering these things. The husband was blown away – I hadn’t talked to him in probably two years. In front of the employee, he gushed – “this is exactly why my wife loves working here – we are totally committed to being part of the RP family.”
There are as many ways to be a great manager and WOW your employees as there are stars in the sky…hopefully these ideas give you a framework to make these your own!
