I just read Confronting Reality (book; audio), the sequel to Execution, by Larry Bossidy and Ram Charan. Except I didn’t read it, I listened to it on Mariquita’s iPod Shuffle over the course of two or three long runs in the past week. The book was good enough, but I also learned two valuable lessons. Lesson 1: Listening to audio books when running is difficult – it’s hard to focus enough, easy to lose one’s place, can’t refer back to anything or take notes. Lesson 2: If you sweat enough on your spouse’s Shuffle, you can end up owning a Shuffle of your own.
Anyway, I was able to focus on the book enough to know that it’s a good one. It’s chock full of case studies from the last few years, including some “new economy” ones instead of just the industrial types covered in books like Built to Last and Good to Great. Cisco, Sun, EMC, and Thomson are all among those covered. The basic message is that you really have to dig into external market realities when crafting a strategic plan or business model and make sure they’re in alignment with your financial targets as well as people and processes. But the devil’s in the details, and the case studies here are great.

Danny Meyer’s Setting the Table: The Transforming Power of Hospitality in Business is a fun read if you’re a New Yorker who eats out a lot; a good read for entrepreneurs around scaling leadership skills as the business grows; and a great read for anyone who runs a serious customer service-oriented organization. I’ve eaten at all of his restaurants multiple times over the years except for the new ones at MOMA (perhaps a few too many times at the Shake Shack), and while I like some more than others (perhaps the Shake Shack a bit too much), they all do have great hospitality as a common theme.
While there are a lot of good lessons in the book, Meyer talks about something he calls the Virtuous Cycle of Enlightened Hospitality that matches the general hierarchy of constituents or stakeholders in a business that I refer to at Return Path:  employees, customers, community, suppliers, investors. His general point is that if you have happy employees, they make for happy customers, and returns for investors will follow. While the specifics may or not be true of all businesses, I bet the first and last item are — especially for service-oriented businesses in any industry. I wish we had a better handle on the Community aspect at Return Path, but we at least do an OK job at it, especially given the geographic diversity within the company.

Energizing (frenetic?). Diverse in terms of functions/departments covered. Good balance of internal vs. external. Some items high level, some more detailed. Mix of brainstorming vs. decisions vs. status checks. Some social mixed in with hardcore work. This is why I love my job!

The Puritan Gift, by Kenneth and William Hopper, is a bit of a mixed bag. The authors have a wonderful point to make — that American businesses have thrived over the centuries due to a mix of innovation and discipline that descended from the country’s Puritan roots, and that when they lose their way, it’s because they diverge from those roots. The book is also an interesting, if somewhat cursory, history of American industry. And it playfully debunks some great myths of corporate American life over the last 50 years. But the book has a few too many moments where assertions aren’t supported by data — where its theories overreach into explanations of other aspects of American life that may or may not be appropriate.
That said, it is a good read. The main point is that there are five driving principles behind American business success over the years, the first four coming from the Puritans and the fifth from the French:
– the melding of the workplace with the search for a higher purpose in life
– an aptitude for the application of mechanical skills
– the subordination of the individual to the group
– the ability to assemble and galvanize forces to a single purpose on a massive scale
– a keen interest in and passion for technology
These things ring true as driving forces of successful businesses today. The distillation (or abstraction) of these forces, though, is the most powerful lesson from the book as far as I’m concerned, which is that businesses, and organizations in general, succeed the most when they are led by people who really understand the substance of the business and not by professional managers or financial engineers, and when they practice integrated decision-making, which is to say that the same people make decisions, plan for execution, execute, and follow up. You don’t have to look too far to see a lot of examples of how the absence of domain expertise and integrated decision-making has led to spectacular failures, from Enron to Wall Street’s meltdown to the Iraq War.
The Puritan Gift ends on a hopeful note about restoring America’s leadership in global industry by returning to our Puritan roots. It’s way too early to assess whether or not this hypothesis will turn out to be correct, but the examples the authors give in the concluding chapter are certainly good food for thought for anyone who runs a business. Thanks to my friend Marc Maltz of Triad Consulting for the book.

Deep Survival: Who Lives, Who Dies, and Why, by Laurence Gonzales, is not a business book. Even though the author says a few times “this can be applied to business, too,” the application is left 100% up to the reader. But that’s my only criticism of the book, and it’s not a big one at that. Deep Survival is an unexpected and somewhat odd way to think about how to lead an organization, but it’s very powerful, and incredibly well written.
The author essentially has made a career, or at least a hobby, of studying major accidents and delineating the qualities that separate those who survive from those who don’t. Most of his examples are from extreme sports — sailing across the Atlantic solo, doing highly technical rock and glacier climbs, and the like. Certainly one easy takeaway from the book is that perhaps one can have a lot of fun and be challenged in life without putting oneself at risk in those ways!
But that’s not the author’s point. And it’s not even that preparedness makes the difference, as you might expect (in fact, sometimes that hurts). His point is that the correct combination of rational and emotional impulses makes the difference. His specific 12 points are:
- Look, see, believe (keep those cognitive functions working)
- Stay calm, use humor and fear to focus
- Think/analyze/plan, get organized with manageable tasks
- Take correct, decisive action
- Celebrate successes
- Count your blessings
- Play…or do other things to occupy your mind’s idle moments
- See the beauty around you
- Believe that you will succeed
- Surrender – don’t let the fear of failure stand in your way
- Do whatever is necessary
- Never give up
But reading those points doesn’t really substitute for reading the book, especially since some seem contradictory! Thanks to my friend Greg Sands for this great read.

I Don’t Want to Be Your Friend (Today)
The biggest problem with all the social networks, as far as I can tell, is that there’s no easy and obvious way for me to differentiate the people to whom I am connected either by type of person or by how closely connected we are.
I have about 400 on Facebook and 600 on LinkedIn. And I’m still adding ones as new people get on the two networks for the first time. While it seems to people in the industry here that “everyone is on Facebook,” it’s not true yet. Facebook is making its way slowly (in Geoffrey Moore terms) through Main Street. Main Street is a big place.
But not all friends are created equal. There are some where I’m happy to read their status updates or get invited to their events. There are some where I’m happy if they see pictures of me. But there are others where neither of these is the case. Why can’t I let only those friends who I tag as “summer camp” see pictures of me that are tagged as being from summer camp? Why can’t I only get event invitations from “close friends”? Wouldn’t LinkedIn be better if it only allowed second and third degree connections to come from “strong” connections instead of “weak” ones?
It’s also hard to not accept a connection from someone you know. Here’s a great example. A guy to whom I have a very tenuous business connection (but a real one) friends me on Facebook. I ignore him. He does it again. I ignore him again. And a third time. Finally, he emails me with some quasi-legitimate business purpose and asks why I’m ignoring him — he sees that I’m active on Facebook, so I *must* be ignoring him. Sigh. I make up some feeble excuse and go accept his connection. Next thing I know, I’m getting an invitation from this guy for “International Hug a Jew Day,” followed by an onslaught of messages from everyone else in his address book in some kind of reply-to-all functionality. Now, I’m a Jew, and I don’t mind a hug now and then, but this crap, I could do without.Â
I mentioned this problem to a friend the other day who told me the problem was me. “You just have too many friends. I reject everyone who connects to me unless they’re a really, super close friend.” Ok, fine, I am a connector, but I don’t need a web site to help me stay connected to the 13 people I talk to on the phone or see in person. The beauty of social networks is to enable some level of communication with a much broader universe — including on some occasions people I don’t know at all. That communication, and the occasional serendipity that accompanies it, goes away if I keep my circle of friends narrow. In fact, I do discriminate at some level in terms of who I accept connections from. I don’t accept them from people I truly don’t know, which isn’t a small number. It’s amazing how many people try to connect to me who I have never met or maybe who picked up my business card somewhere.
The tools to handle this today are crude and only around the edges. I can ignore people or block them, but that means I never get to see what they’re up to (and vice versa). That eliminates the serendipity factor as well. Facebook has some functionality to let me “see more from some people and less from others” — but it’s hard to find, it’s unclear how it works, and it’s incredibly difficult to use. Sure, I can “never accept event invitations from this person,” or hide someone’s updates on home page, but those tools are clunky and reactive.
When are the folks at LinkedIn and Facebook going to solve this? Feels like tagging, basic behavioral analysis, and checkboxes at point of “friending” aren’t exactly bleeding edge technologies any more.

Tony Hsieh’s story, Delivering Happiness (book, Kindle), is more than just the story of his life or the story of Zappos. It’s a great window into the soul of a very successful company and one that in many ways has become a model for great culture and a great customer service model. It’s a relatively quick and breezy read, and it contains a handful of legendary anecdotes from Zappos’ history to demonstrate those two things — culture and customer service — in action.
As Hsieh himself says in the book, you can’t copy this stuff and believe it will work in your company’s environment as it does in Zappos’. You have to come up with these things on your own, or better yet, you have to create an environment where the company develops its own culture and operating system along the broad lines you lay out. I think Return Path has many similarities with Zappos in how we seek out WOW experiences and in our Core Values, as well as the evolutionary path we took to get to those places. But as much as I enjoyed reading about a like-minded company, I also recognized the specific things that were different and had a good visceral understanding as to WHY the differences exist.
It is the rare company that gets to $1 billion in revenue ever – let alone within a decade. For that reason alone, this is a worthwhile read. But if you are a student of organizational culture and believe in the power of values-driven organizations, this is good affirmation and full of good examples. And if you’re a doubter of the power of those things, this might just convince you to think twice about that!
News Travels Fast
News Travels Fast
Fred’s post was Day 1 of the currently-seems-silly TSA ban on liquids on airplanes. One day later, today, I had the pleasure of traveling from Idaho Falls to Boise and back (one metropolis to the next!), and I noticed almost no difference in security and passenger behavior at either airport.
Most people in line zinged out one bit of sarcastic resignation after the next about the silliness of banning all liquids. My favorite was “next thing you know, we’re going to have to travel naked” — yikes — YIKES! — but as terrorists find new and exciting ways to terrorize us, and as our now-nationalized airport security staff doesn’t seem to understand the phrases “anticipation” or “long-term planning,” this seems like a not-so-silly comment.
Hopefully this hysteria will die down at some point. I do remember for a few weeks after 9/11, security personnel were removing nail clippers and disposable razor blades from unsuspecting passengers, as if somehow we were going to shave the pilot to death. Then again, the phrase “death by 1,000 cuts” must come from somewhere.
But the element of this whole thing that left the biggest impression on me was the difference between this and 9/11 — in the weeks after 9/11, passengers still showed up at the airport not knowing that Swiss army knives were contraband. Within 48 hours of this incident, every single person I could hear at both small regional airports in Idaho were 100% informed and had not a single bottle of liquid on their person. Perhaps one more reminder than in the Internet era, news travels super fast?
American Entrepreneurs
Fred beat me to it. I wasn’t at a computer to post this yesterday on the actual 4th of July, so today will have to do. I’ve read lots of books on the American revolution and the founding fathers over the years. It’s absolutely my favorite historical period, probably because it appeals to the entrepreneur in me. Think about what our founding fathers accomplished:
– Articulated a compelling vision for a better future with home democratic rule and capitalist principles. Life, liberty, and the pursuit of happiness is really the ultimate tag line when you think about it.
– Raised strategic debt financing from, and built critical strategic alliances with France, the Netherlands, and Spain.
– Assembled a team of A players to lead the effort in Washington, Adams, Jefferson, Franklin, Hamilton, and numerous others who haven’t been afforded the same level of historical stature.
– Built early prototypes to prove the model of democratic home rule in the form of most of the 13 colonial assemblies, the Committees of Correspondence, and the Articles of Confederation.
– Relentlessly executed their plans until they were successful, changing tactics several times over the years of 1774-1783 but never wavering from their commitment to the ultimate vision.
– Followed through on their commitments by establishing a new nation along the principles to which they publicly committed early on, and taking it to the next level with the Constitution and our current form of government in 1789.
And let’s not forget, these guys accomplished all of this at a time when it took several days to get a letter from Virginia to Boston on horseback and six weeks to get a message across the Atlantic on a sailboat. Can you imagine what Washington would have been able to accomplish if he could have IMd with Adams in Paris?
So happy 4th to all, with a big thanks to this country’s founding fathers for pulling off the greatest spin-off of all time.
Book Short: New Advice from an Old Friend
In 2005, I wrote a post called Unfolding the Map in which I looked at these two seemingly opposing philosophies from successful entrepreneurs:
- If you don’t have a map, you can’t get lost
- If you don’t have a map, you can’t get where you’re going
and tried to combine them when thinking about product roadmapping. The same contradiction and combination could be applied to anything, including coaching and development.
That’s why I was excited to read my friend Matt Spielman’s new book, Inflection Points: How to Work and Live with Purpose. Matt worked at Return Path twice over the years — first as employee #3 (more on that in a minute) and then over a decade later as CMO. We live near each other and know each other’s families. I’ve been lucky enough to see his career unfold and develop into what it is today, a flourishing coaching business called Inflection Point Partners that helps clients tremendously…and that also feeds Matt’s soul.
When I first met Matt and he joined me and Jack to launch Return Path in 1999, he was fresh out of business school and focused on sales and marketing from his prior career in investment banking. Our idea was that he would do the same for us as we got our product in market. But as I started focusing more on what kind of company we wanted to build and how to get there, Matt became my leading thought partner on those topics. When we got to about 25 people, he and I created a new role for him — head of Human Capital and Organization Development. While a bit clunky, that title meant that Matt was the principal person helping me create at small scale what we later branded our People First philosophy. That philosophy and the practices we developed out of it led to 20 years of a strong track record of investing in people and helping over 1,300 colleagues grow their careers by being simple, actionable, and broad-based in the way we handled feedback and development planning. This started back in 2000.
Matt’s book puts the ethos that I saw percolating over 20 years ago into a tight framework around his coaching methodology of the GPS (Game Plan System). The book is short and sweet and walks through both the philosophy and the framework in accessible terms. And while it’s true that you have to be open to new ideas, open to serendipity, and go with flow sometimes…it’s also true that if you have specific goals in mind, you are unlikely to achieve them without a focused effort.
I’ve written a lot about coaching lately between The Impact of a Good Coach and another recent post about a strong coaching framework about intentionality in Russell Benaroya’s book. In that second post, I noted that “While I have become less and less of a life planner as I’ve gotten older under the headline of ‘man plans, God laughs,’ I am a huge believer in being intentional about everything. And that pretty much sums up Matt’s book: If you don’t have a map, you can’t get where you’re going.

Squirrel, Inc., by Stephen Denning, is a good quick read for leaders who want a refreshing look at effective ways to motivate and communicate to their teams. The book focuses on storytelling as a method of communication, and Denning employs the storytelling method fairly successfully as a framework for the book.
The specific kinds of messages he focuses on, where he says storytelling can have the biggest impact, are: communicating a complex idea and sparking action; communicating identity – who YOU as leader are; transmitting values; getting a group or team to work together more effectively; neutralizing gossip or taming the grapevine; knowledge-sharing; and painting a vision of the future that a team can hang onto.  The book even has a nice summary “how to” table at the end of it.
