Book Short: Allegory of Allegories
Squirrel, Inc., by Stephen Denning, is a good quick read for leaders who want a refreshing look at effective ways to motivate and communicate to their teams. The book focuses on storytelling as a method of communication, and Denning employs the storytelling method fairly successfully as a framework for the book.
The specific kinds of messages he focuses on, where he says storytelling can have the biggest impact, are: communicating a complex idea and sparking action; communicating identity – who YOU as leader are; transmitting values; getting a group or team to work together more effectively; neutralizing gossip or taming the grapevine; knowledge-sharing; and painting a vision of the future that a team can hang onto. The book even has a nice summary “how to” table at the end of it.

Book Short: Underdog Victorious
The Underdog Advantage, by David Morey and Scott Miller, was a worthwhile read, though not a great book. It was a little shallow, and although I enjoyed its case studies (who doesn’t love hearing about Ben & Jerry’s, Southwest, JetBlue, Starbucks?), I didn’t feel like the authors did enough to tie the details of the success of the case study companies back to the points they made in the book.
That said, the book had some great reminders in it for companies of all sizes and stages. The main point was that successful companies always think of themselves as the underdog, the insurgent, and never get complacent. They run themselves like a political campaign, needing to win an election every single day. A lot of the tactics suggested are timeless and good to remember…things like never declare victory, always play offense, always respond to attacks, remember to communicate from the inside out, and remember to sell employees on a mision and purpose in order to make them your main ambassadors. The laundry list of tactics is the book’s greatest strength.
Book Short – A Smattering of Good Ideas that further my Reboot path
Ram Charan’s The Attacker’s Advantage was not his best work, but it was worth the read. It had a cohesive thesis and a smattering of good ideas in it, but it felt much more like the work of a management consultant than some of his better books like Know How (review, buy), Confronting Reality (review, buy), Execution (review, buy), What the CEO Wants You to Know ( buy), and my favorite of his that I refer people to all the time, The Leadership Pipeline (review, buy).
Charan’s framework for success in a crazy world full of digital and other disruption is this:
Perceptual acuity (I am still not 100% sure what this means)
- A mindset to see opportunity in uncertainty
- The ability to see a new path forward and commit to it
- Adeptness in managing the transition to the new path
- Skill in making the organization steerable and agile
The framework is basically about institutionalizing the ability to spot pending changes in the future landscape based on blips and early trends going on today and then about how to seize opportunity once you’ve spotted the future. I like that theme. It matches what I wrote about when I read Mark Penn’s Microtrends (review, buy) years ago.
Charan’s four points are important, but some of the suggestions for structuring an organization around them are very company-specific, and others are too generic (yes, you have to set clear priorities). His conception of something he calls a Joint Practice Session is a lot like the practices involved in Agile that contemporary startups are more likely to just do in their sleep but which are probably helpful for larger companies.
I read the book over a year ago, and am finally getting around to blogging about it. That time and distance were helpful in distilling my thinking about Charan’s words. Probably my biggest series of takeaways from the book – and they fit into my Reboot theme this quarter/year, is to spend a little more time “flying at higher altitude,” as Charan puts it: talking to people outside the company and asking them what they see and observe from the world around them; reading more and synthesizing takeaways and applicability to work more; expanding my information networks beyond industry and country; creating more routine mechanisms for my team to pool observations about the external landscape and potential impacts on the company; and developing a methodology for reviewing and improving predictions over time.
Bottom line: like many business books, great to skim and pause for a deep dive at interesting sections, but not the author’s best work.
Book Short: Virtuous Cycle
Danny Meyer’s Setting the Table: The Transforming Power of Hospitality in Business is a fun read if you’re a New Yorker who eats out a lot; a good read for entrepreneurs around scaling leadership skills as the business grows; and a great read for anyone who runs a serious customer service-oriented organization. I’ve eaten at all of his restaurants multiple times over the years except for the new ones at MOMA (perhaps a few too many times at the Shake Shack), and while I like some more than others (perhaps the Shake Shack a bit too much), they all do have great hospitality as a common theme.
While there are a lot of good lessons in the book, Meyer talks about something he calls the Virtuous Cycle of Enlightened Hospitality that matches the general hierarchy of constituents or stakeholders in a business that I refer to at Return Path: employees, customers, community, suppliers, investors. His general point is that if you have happy employees, they make for happy customers, and returns for investors will follow. While the specifics may or not be true of all businesses, I bet the first and last item are — especially for service-oriented businesses in any industry. I wish we had a better handle on the Community aspect at Return Path, but we at least do an OK job at it, especially given the geographic diversity within the company.
(Note this was one of Fred’s favorite parts of the book as well from his review — nice to see a professional investor in agreement!)
Book Short: Entrepreneurs in Government
Leadership and Innovation: Entrepreneurs in Government, edited by a professor I had at Princeton, Jim Doig, is an interesting series of mini-biographies of second- and third-tier government officials, mostly from the 1930s through the 1970s. The book’s thesis is that some of the most interesting movers and shakers in the public arena (not elected officials) have a lot of the same core skills as private sector entrepreneurs.
The thesis is borne out by the book, and the examples are interesting, if for no other reason than they are about a series of highly influential people you’ve probably never heard of. The guy who ran the Port Authority of New York for 30 years. The guy who built the Navy’s fleet of nuclear submarines. The head of NASA who put a man on the moon.
The biggest gap I identified between the success of these individuals and business entrepreneurs is the need for cultivation of direct relationships with congressional leaders, true in almost all cases. I’m not sure there’s a proper analog — shareholders, maybe — but that’s clearly a skill that is required for the heads of agencies to succeed with their political patrons.
It’s an interesting read overall, particularly if you’re an entrepreneur who is considering a future career change into government.
Book Short: What’s Your Meeting Routine?
Patrick Lencioni’s Death by Meeting is, as Brad advertised, a great read, and much in line with his other books (running list at the end of the post). His books are just like candy. If only all business books were this short and easy to read.
This fable isn’t quite what I thought it was going to be at the outset – it’s not about too many meetings, which is what I’ve always called “death by meeting.” It’s about staff meetings that bore you to death. With a great story around them featuring characters named Casey and Will (my two oldest kids’ names, which had me chuckling the whole time), Lencioni describes a great framework for splitting up your staff meetings into four different types of meetings: the daily stand-up, the weekly tactical, the monthly strategic, and the quarterly offsite.
There’s definitely something to the framework. We have over the years done all four types of meetings, though we never had all four in our rotation at once as that felt like overkill. But I think at a minimum, any 2 get the job done much better than a single format recurring meeting. As long as you figure out how to separate status updates from more strategic conversations, you’re directionally in good shape. We have almost entirely eliminated or automated status update meetings at this point at my staff level.
The book has some other good stuff in it, though, about the role of conflict in staff meetings, which I’ll save for your own read of the book!

Book Short: A Brand Extension That Works
Usually, brand or line extensions don’t work out well in the end. They dilute and confuse the brand. Companies with them tend to see their total market share shrink, while focused competitors flourish. As the authors of the seminal work from years ago, Positioning: The Battle for Your Mind, Jack Trout and Al Reis would be the first people to tell you this.
That said, The New Positioning, which I guess you could call a line extension by Jack Trout (without Reis), was a fantastic read. Not quite as good as the original, but well worth it. It’s actually not a new new book – I think it’s 12 years old as opposed to the original, which is now something like 25 years old, but I just read it and think it’s incredibly relevant to today’s world.
Building on the original work, Trout focuses more this time on Repositioning and Brand Extensions — two things critical to most businesses today. How to do the impossible, to change people’s minds about your brand or product mid-stream, whether in response to new competitive activity or general changes in the world around you. And how to think about brand extensions (hint: don’t do them, create a new brand like Levi’s did with Dockers).
The book also has a very valuable section on the importance of sound and words to branding and positioning, relative to imagery. Trout has a short but very colorful metaphor about women named Gertrude here that’s reminiscent of the research Malcolm Gladwell cited in Blink.
If you haven’t read the original Positioning, that should be on your wish list for the holidays. If you have, then maybe Santa can deliver The New Positioning!
Book Short: It Sounds Like it Should be About Monkeys, Doesn’t It?
The Long Tail, by Chris Anderson, is a must-read for anyone in the Internet publishing or marketing business. There’s been so much written about it in the blogosphere already that I feel a little lame and “me too” for adding my $0.02, but I finally had a chance to get to it last week, and it was fantastic.
The premise is that the collapsing production, distribution, and marketing costs of the Internet for certain types of products — mostly media at this point — have extended the traditional curve of available products and purchased products almost indefinitely so that it has, in statistical terms, a really long tail.
So, for example, where Wal-Mart might only be able to carry (I’m making these numbers up, don’t have the book in front of me) 1,000 different CDs at any given moment in time on the shelf, iTunes or Rhapsody can carry 1,000,000 different CDs online. And even though the numbers of units purchased are still greatest for the most popular items (the hits, the ones Wal-Mart stocks on shelf), the number of units purchased way down “in the tail of the curve,” say at the 750,000th most popular unit, are still meaningful — and when you add up all of the units purchased beyond the top 1,000 that Wal-Mart can carry, the revenue growth and diversity of consumer choice become *really* meaningful.
The book is chock full o’ interesting examples and stats and is reasonably short and easy to read, as Anderson is a journalist and writes in a very accessible style. You may or may not think it’s revolutionary based on how deep you are in Internet media, but it will at a minimum help you crystallize your thinking about it.
Book Short: Go Where They Ain’t
Blue Ocean Strategy: How to Create Uncontested Market Space and Make Competition Irrelevant, by W. Chan Kim and Renée Mauborgne isn’t bad, but it could literally be summed up by the title of this post. I think it’s probably a better book for people who aren’t already entrepreneurs.
That said, there are two chapters that I found pretty valuable. One is called “Reconstruct Market Boundaries,” which is a great way of thinking about either starting a new business or innovating an existing one. It’s a strategy that we’ve employed a few times over the years at both Return Path and Authentic Response. It’s hard to do, but it expands the available territory you have to cover. The classic Jack Welch/GE “we don’t just sell jet engines, we sell AND SERVICE jet engines” which expanded their addressable market 9x.
The other useful chapter was “Get the Strategic Sequence Right.” The sequence of questions to answer, according to the authors, is:
- Will buyers get enough utility out of it?
- What’s the right price?
- Can you cost it low enough to make good margin?
- Are you dealing with adoption hurdles?
The reason I found this sequence so interesting is that I think many entrepreneurs mix the order up once they get past the first one. It’s easy to start with market need and then quickly jump to adoption hurdles, cost things out, and go with a cost-plus pricing strategy. The book documents nicely why this order is more productive. In particular, pricing first, then costing second, is both more market-focused (what will people pay?) and more innovative (how can I think creatively to work within the constraint of that price point?).
The common theme that’s most interesting out of the book is that new frameworks for thought produce killer innovation. That’s clearly something most entrepreneurs and innovators can hang their hat on.
Book Short: Wither the Team
I keep expecting one of his books to be repetitive or boring, but Patrick Lencioni’s The Five Dysfunctions of a Team held my interest all the way through, as did his others. It builds nicely on the last one I read, Death by Meeting (post, link).
I’d say that over the 9 1/2 years we’ve been in business at Return Path, we’ve systematically improved the quality of our management team. Sometimes that’s because we’ve added or changed people, but mostly it’s because we’ve been deliberate about improving the way in which we work together. This particular book has a nice framework for spotting troubles on a team, and it both reassured me that we have done a nice job stamping out at least three of the dysfunctions in the model and fired me up that we still have some work to do to completely stamp out the final two (we’ve identified them and made progress, but we’re not quite there yet.
The dysfunctions make much more sense in context, but they are (in descending order of importance):
- Absence of trust
- Fear of conflict (everyone plays politically nice)
- Lack of commitment (decisions don’t stick)
- Avoidance of accountability
- Inattention to results (individual ego vs. team success)
For those who are wondering, the two we’re still working on at the exec team level here are conflict and commitment. And the two are related. If you don’t produce engaged discussion about an issue and allow everyone to air their opinions, they will invariably be less bought into a decision (especially one they don’t agree with). But we’re getting there and will continue to work aggressively on it until we’ve rooted it out.
There’s one other interesting takeaway from the book that’s not part of the framework directly, which is that an executive has to be first and foremost a member of his/her team of peers, not the head of his/her department. That’s how successful teams get built. AND (this is key) this must trickle down in the organization as well. Everyone who manages a team of group heads or managers needs to make those people function well as a team first, then as managers of their own groups second.
At any rate, another quick gem of a book. I’m kind of sorry there’s only one left in the series.

Book Short: Catchiest Title in a Long Time
You have to admit, a book called The 4-Hour Workweek: Escape 9-5, Live Anywhere, and Join the New Rich has a pretty enticing title. The email geek in me thinks that if it were a subject line, it would have a good open rate. Anyway, the book, by Timothy Ferriss, is a breezy read that blends self help with entrepreneurship, has a lot of good resource lists in it, and is worth reading if you don’t take it too seriously.
There are some good central points to the book. First, life has changed, and people don’t want to slave away until they’re 65 any more so they can do all the fun stuff in their old age — they want to change directions, unplug more regularly, and enjoy life with their families when they’re younger. I buy that.
Second, good companies are increasingly allowing employees more degrees of freedom in the where and when and even how of getting things done, just as long as they get things done — and people should take advantage of that. I buy that as well — we practice that at Return Path, generally speaking. Third, startups that are mainly virtual organizations and internet-based are easier, cheaper, and potentially more profitable than most businesses have been, historically speaking. Ok, fair enough.
Fourth, anyone can be just like the author and do all of this stuff, too, right? Start a business that turns into a cash machine that requires little to no maintenance while becoming one of the best tango dancers in the world in South America, etc. etc. etc. Well, maybe not. I guess the point of self-help books is to show an extreme example and inspire people to achieve it, and I do think there’s a lot to what Ferriss says about how people can live richly without being rich, but the fact is that the world would fall apart if everyone did what he does. And the other fact is that Ferriss is well above average in intellect and drive, and probably some physical talents as well from his descriptions of tango dancing and kick boxing, which must contribute to his success in life far more than his operating philosophy does.
But as I said, it’s a fun read, and if you don’t take it too seriously, or at least take the feedback directionally as opposed to whole hog, it’s well worth it.
