So it’s now been two years since I launched OnlyOnce. Last year at this time, I gave a bunch of stats of how my blog was going.
The interesting thing about this year, is that a lot of these stats seem to have leveled off. I have almost the same number of subscribers (email and RSS) and unique visits as last year. The number’s not bad — it’s in the thousands — and I’m still happy to be writing the blog for all the reasons I expressed here back in June 2004, but it’s interesting that new subs seem to be harder to come by these days. I assume that’s a general trend that lots of bloggers are seeing as the world of user-generated content gets more and more crowded.
Not that I’m competitive with my board members, but I believe that Brad and Fred have both continued to see massive subscriber increases in their blogs. They attribute it to two things — (1) they have lots of money they give to entrepreneurs, and (2) they write a lot more than I do, usually multiple postings per day, as compared to a couple postings per week.
I don’t see either of those aspects of my blog changing any time soon, so if those are the root causes, then I’ll look forward to continuing this for my existing readers (and a few more here and there) into 2007!

So here we are again. I have my new development plan all spruced up and ready to go. Many thanks to my team and Board for this valuable input, and to Angela Baldonero (my fantastic SVP People and in-house coach), and Marc Maltz of Triad Consulting for helping me interpret the data and draft this plan. Here at a high level is what I’m going to be working on for the next 1-2 years:
- Institutionalize impatience and lessen the dependency dynamic on me. What does this mean? Basically it means that I want to make others in the organization and on my team in particular as impatient as I am for progress, success, reinvention, streamlining and overcoming/minimizing operational realities. I’ll talk more about something I’ve taken to calling “productive disruption” in a future blog post
- Focus on making every staff interaction at all levels a coaching session. Despite some efforts over the years, I still feel like I talk too much when I interact with people in the organization on a 1:1 or small group basis. I should be asking many more questions and teaching people to fish, not fishing for them
- Continue to foster deep and sustained engagement at all levels. We’ve done a lot of this, really well, over the years. But at nearly 250 people now and growing rapidly, it’s getting harder and harder. I want to focus some real time and energy in the months to come on making sure we keep this critical element of our culture vibrant at our new size and stage
- I have some other more tactical goals as well like improving at public speaking and getting more involved with leadership recruiting and management training, but the above items are more or less the nub of it
One thing I know I’ll have to do with some of these items and some of the tactical ones in particular is engage in some form of deliberate practice, as defined by Geoffrey Colvin in his book Talent is Overrated (blog post on the book here). That will be interesting to figure out.
But that’s the story. Everyone at Return Path and on my Board – please help me meet these important goals for my development over the next couple of years!

The Difference Between Culture and Values
This topic has been bugging me for a while, so I am going to use the writing of this post as a means of working through it. We have a great set of core values here at Return Path. And we also have a great corporate culture, as evidenced by our winning multiple employer of choice awards, including being Fortune Magazine’s #2 best medium-sized workplace in America.
But the two things are different, and they’re often confused. I hear statements all the time, both here and at other companies, like “you can’t do that — it’s not part of our culture,” “I like working there, because the culture is so great,” and “I hope our culture never changes.” And those statements reveal the disconnect.
Here’s my stab at a definition. Values guide decision-making and a sense of what’s important and what’s right. Culture is the collection of business practices, processes, and interactions that make up the work environment.
A company’s values should never really change. They are the bedrock underneath the surface that will be there 10 or 100 years from now. They are the uncompromising core principles that the company is willing to live and die by, the rules of the game. To pick one value, if you believe in Transparency one day, there’s no way the next day you decide that being Transparent is unimportant. Can a value be changed? I guess, either a very little bit at a time, slowly like tectonic plates move, or in a sharp blow as if you deliberately took a jackhammer to stone and destroyed something permanently. One example that comes to mind is that we added a value a couple years back called Think Global, Act Local, when we opened our first couple of international offices. Or a startup that quickly becomes a huge company might need to modify a value around Scrappiness to make it about Efficiency. Value changes are few and far between.
If a company’s values are its bedrock, then a company’s culture is the shifting landscape on top of it. Culture is the current embodiment of the values as the needs of the business dictate. Landscapes change over time — sometimes temporarily due to a change in seasons, sometimes permanently due to a storm or a landslide, sometimes even due to human events like commercial development or at the hand of a good gardener.
So what does it mean that culture is the current embodiment of the values as the needs of the business dictate? Let’s go back to the value of Transparency. When you are 10 people in a room, Transparency means you as CEO may feel compelled to share that you’re thinking about pivoting the product, collect everyone’s point of view on the subject, and make a decision together. When you are 100 people, you probably wouldn’t want to share that thinking with ALL until it’s more baked, you have more of a concrete direction in mind, and you’ve stress tested it with a smaller group, or you risk sending people off in a bunch of different directions without intending to do so. When you are 1,000 employees and public, you might not make that announcement to ALL until it’s orchestrated with your earnings call, but there may be hundreds of employees who know by then. A commitment to Transparency doesn’t mean always sharing everything in your head with everyone the minute it appears as a protean thought. At 10 people, you can tell everyone why you had to fire Pat – they probably all know, anyway. At 100 people, that’s unkind to Pat. At 1,000, it invites a lawsuit.
Or here’s another example. Take Collaboration as a value. I think most people would agree that collaboration managed well means that the right people in the organization are involved in producing a piece of work or making a decision, but that collaboration managed poorly means you’re constantly trying to seek consensus. The culture needs to shift over time in order to make sure the proper safeguards are in place to prevent collaboration from turning into a big pot of consensus goo – and the safeguards required change as organizations scale. In a small, founder-driven company, it often doesn’t matter as much if the boss makes the decisions. The value of collaboration can feel like consensus, as they get to air their views and feel like they’re shaping a decision, even though in reality they might not be. In a larger organization with a wider range of functional specialists managing their own pieces of the organization, the boss doesn’t usually make every major decision, though guys like Ellison, Benioff, Jobs, etc. would disagree with that. But in order for collaboration to be effective, decisions need to be delegated and appropriate working groups need to be established to be clear on WHO is best equipped to collaborate, and to what extent. Making these pronouncements could come as feeling very counter-cultural to someone used to having input, when in fact they’re just a new expression of the same value.
I believe that a business whose culture never evolves slowly dies. Many companies are very dynamic by virtue of growth or scaling, or by being in very dynamic markets even if the company itself is stable in people or product. Even a stable company — think the local hardware store or barber shop — will die if it doesn’t adapt its way of doing business to match the changing norms and consumption patterns in society.
This doesn’t mean that a company’s culture can’t evolve to a point where some employees won’t feel comfortable there any longer. We lost our first employee on the grounds that we had “become too corporate” when we reached the robust size of 25 employees. I think we were the same company in principles that day as we had been when we were 10 people (and today when we are approaching 500), but I understood what that person meant.
My advice to leaders: Don’t cling to every aspect of the way your business works as you scale up. Stick to your core values, but recognize that you need to lead (or at least be ok with) the evolution of your culture, just as you would lead (or be ok with) the evolution of your product. But be sure you’re sticking to your values, and not compromising them just because the organization scales and work patterns need to change. A leader’s job is to embody the values. That impacts/produces/guides culture. But only the foolhardy leaders think they can control culture.
My advice to employees: Distinguish between values and culture if you don’t like something you see going on at work. If it’s a breach of values, you should feel very free to wave your arms and cry foul. But if it’s a shifting of the way work gets done within the company’s values system, give a second thought to how you complain about it before you do so, though note that people can always interpret the same value in different ways. If you believe in your company’s values, that may be a harder fit to find and therefore more important than getting comfortable with the way those values show up.
Note: I started writing this by talking about the foundation of a house vs. the house itself, or the house itself vs. the furniture inside it. That may be a more useful analogy for you. But hopefully you get the idea.

We just published our 2004 year-end email deliverability report. Feel free to download the pdf, but I’ll summarize here. First, this report is very different from the reports you see published by Email Service Providers like Digital Impact and DoubleClick, because (a) it measures deliverability across a broad cross-section of mailers, not just a single ESP’s clients, and (b) it is a true measure of deliverability — what made it to the inbox — as opposed to the way some ESPs measure and report on deliverability, which is usually just the percentage of email that didn’t bounce or get outright blocked as spam.
Headline number one: the “false positive” problem (non-spam ending up in the junk mailbox) is getting worse, not better. Here’s the trend:
Full year 2004: 22%
Second half 2003: 18.7%
First half 2003: 17%
Second half 2002: 15%
Headline number two: mailers who work on the problem can have a huge impact on their deliverability. Obviously, I’m biased to Return Path’s own solution for mailers, but I think you can extrapolate our data to the broader universe: companies that work on understanding, measuring, and solving the root causes of weak deliverablility can raise their inbox rate dramatically in a short time — in our study, the average improvement was a decrease in false positives from 22% to about 9% over the first three months. But we have a number of mailers who are now closer to the 2% false positive level on a regular basis.
Grow or Die
My cofounder Cathy wrote a great post on the Bolster blog back in January called Procrastinating Executive Development, in which she talks about the fact that even executives who appreciate the value of professional development usually don’t get to it because they’re too busy or don’t realize how important it is. I see this every day with CEOs and founders. Cathy had a well phrased but somewhat gentle ask at the end of her post:
My ask for all CEOs is this: give each of your executives the gift of feedback now, and hold each other accountable for continued growth and development to match the growth and development of your company.
Let me put it in starker terms:
Grow or Die.
Every executive, every professional, can scale further than they think is possible, and further than you think is possible. Most of us do have some ceiling somewhere…but it will take us years to find it (if we ever find it). The key to scaling is a growth mentality. You have to not just value development, you have to crave it, view it as essential, and prioritize it.
Startups are incredibly dynamic. You’re creating something out of nothing. Disrupting an industry. Revolutionizing something. Putting a dent in the universe. For a startup to succeed, it has to constantly put something in market, learn, calibrate, accelerate, maybe pivot, and most of all grow. How can a leader of a startup scale from one stage of life to the next without focusing on personal growth and development if the job changes from one quarter to the next?
I was lucky enough to have a great leadership team at my prior company, Return Path, over the course of 20 years. Within that long block of time with many executives, there was a particular period of time, roughly 2004-2012, that I jokingly refer to as the “golden age.” That’s when we grew the business from roughly $5mm in revenue to $50 or $60mm. The remarkable thing was that we executed that growth with the same group of 5-6 senior executives. A couple new people joined the team, and we struggled to get one executive role right, but by and large one core group took us from small to mid-sized. Why? We looked at each other — literally, in one meeting where we were talking about professional development — and said, “we have to commit to individual coaching, to team coaching, and to growth as leaders, or the company will outpace us and we’ll be roadkill.”
That set us on a path to focus on our own growth and development as leaders. We were constantly reading and sharing relevant articles, blog posts, and books. We engaged in a lot of coaching and development instruments like MBTI, TKI, and DISC. We learned the value of retrospectives, transparent 360s, and a steady diet of feedback. We challenged ourselves to do better. We worked at it. As one of the members of the Golden Age said of our work, “we went to the gym.”
The “Grow or Die” mantra is real. You can’t possibly be successful in today’s world if you’re not learning, if you don’t have a growth mentality. You are never the smartest person in the room. The minute you are convinced that you are…you’re screwed.
If you don’t believe me, look at the development of your business itself as a metaphor for your own development as a leader. What happens to your startup if it stops growing?

A couple months ago, I wrote about how the idiots who run the Big 3 US automakers in Detroit don’t have a clue about symbolism — the art or the science of it. Yesterday, I wrote about how I think the non-headcount cuts to G&A that we’re making at Return Path during these challenging economic times will be positive for the company in the long run. The two topics are closely related.
Obama announces on Day 1 that White House staffers who make more than $100k won’t be getting a pay raise this year. Presumably all of those people just started their jobs on January 20 and wouldn’t be eligible for a raise until 2010. Return Path cuts pilates classes in its Colorado office — an expense that must cost around $3,000/year. Practically speaking, it won’t make a difference to our budget one way or another. Microsoft lays off 1,400 people — a real number, certainly for those families — but that’s the equivalent of Return Path laying off 2 people.
Sometimes the symbolic is just that. It is something designed to send a signal to others, and not much more. You could argue that all three examples above mean nothing in reality, so they were just symbolic. A waste of time.
You can also make the argument that sometimes, when done right, symbolism turns into action as it motivates or serves as a catalyst for other changes. Obama’s cuts may be fictitious, but they set the tone for broader action across a 2mm person bureaucracy. Pilates in the office? Feels too excessive these days, even for a company obsessed with its employees and their well being, in an era where we’re cutting back other things that are more serious. Microsoft has gobs of cash and doesn’t need to worry about its future, but it wants to tell the other 99% of its employee population that it’s time to buckle down and fly straight. And they will.
Anyone who thinks the synbolic doesn’t influence the practical should think again. Or just talk to Caroline Kennedy about the impact of her admission that she hadn’t voted in years on her political ambitions.

Last year, I wrote about our sabbatical policy and how I had spent six weeks filling in for George when he was out. I just finished up filling in for Jack (our COO/CFO) while he was out on his. Although for a variety of reasons I wasn’t as deeply engaged with Jack’s team as I was last year with George’s, I did find some great benefits to working more directly with them.
In addition to the ones I wrote about last year, another discovery, or rather, reminder, that I got this time around was that the bigger the company gets and the more specialized skill sets become, there are an increasing number of jobs that I couldn’t step in and do in a pinch. I used to feel this way about all non-technical jobs in the early years of the company, but not so much any more.
Anyway, it’s always a busy time doing two jobs, and probably both jobs suffer a bit in the short term. But it’s a great experience overall for me as a leader. Anita’s sabbatical will also hit in 2010 — is everyone ready for me to run sales for half a quarter?

I’ve written before about our sabbatical policy as well as my experience with my first sabbatical five years ago.
I just got back from another sabbatical. This one wasn’t 100% work-free, which breaks our rule, but after a few false starts with it, when I realized a few weeks before it started in January that I either needed to postpone it again or work on a couple of things while I was on a break, I opted for the latter. The time off was great. Nothing special or too exotic. A couple short trips, and lots of quality time with Mariquita and the kids.
Re-reading my post from my last sabbatical now, I realize I have re-learned those same three lessons again — that I love my job, my colleagues, and what we are working on.
But I also recognized, in three different ways, the value of a break this time around maybe more than last time. Maybe it’s that I’m five years older or that I’ve been doing the job for five more years. Maybe it’s because the last couple of years at work have been incredibly intense and both physically and mentally taxing. But regardless of cause, the outcome is the same — I return to work today rested, healthy, a little tanner, a few pounds lighter, and with more clarity, resolve, and ideas for work than I’ve had in a long time.
Not only did I recognize this with Return Path on my sabbatical, but during my sabbatical, I also reengaged with two organizations (Princeton and the Direct Marketing Association) where I sit on boards and used to be extremely active but have been pretty dormant for a couple of years. The perspective I gained from that dormant time not only gave me new energy for both, but I think very focused and creative energy that I hadn’t seen in a couple of years.
Even with a little work sprinkled in, 6 weeks off and disconnected from emails, the office, and regular meetings is a blessing that I hope everyone gets to experience at some point in his or her career.

The Value of Constraints
The beauty of Twitter is that a tweet can only be 140 characters long. With that as a constraint, you end up seeing some amazingly creative messages on Twitter that manage to convey both a specific tone and a lot of content — in close quarters!
The same logic can apply to business more generally.
- If you give your team two hours to solve a complex problem, you’ll be amazed at how far they can get with it, even if they don’t have enough time to do thorough research
- If you have to balance your budget every year, you’ll be amazed at the clarity of decision-making you find yourself with (Wonder why Congress can’t figure out how to spend less money? They don’t have to!)
- If you only have 5 minutes to make a presentation to your executive team on a complex topic, you’ll be amazed at how quickly you can figure our your main three points, and stick to them
It’s very simple – constraints force economy and clarify objectives. If you MUST make hard choices, you do. If you HAVE TO set priorities, you do. If you have to streamline your thinking, you do. Of course, you may not be able to convey the subtleties and richness of character of War and Peace in 140 characters, but that doesn’t mean there’s no value to constraints. Try out one of the above exercises sometime and see what you get.

Book short: Life Isn’t Just a Wiki
One of the best things I can say about Remote: Office Not Required, by Jason Fried and David Heinemeier Hansson, is that it was short. That sounds a little harsh – part of what I mean is that business books are usually WAY TOO LONG to make their point, and this one was blessedly short. But the book was also a little bit of an angry rant against bad management wrapped inside some otherwise good points about remote management.
The book was a particularly interesting read juxtaposed against Simon Sinek’s Leaders Eat Last which I just finished recently and blogged about here, which stressed the importance of face-to-face and in-person contact in order for leaders to most effectively do their jobs and stay in touch with the needs of their organizations.
The authors of Remote, who run a relatively small (and really good) engineering-oriented company, have a bit of an extreme point of view that has worked really well for their company but which, at best, needs to be adapted for companies of other sizes, other employee types, and other cultures. That said, the flip side of their views, which is the “everyone must be at their cubicle from 9 to 5 each day,” is even dumber for most businesses these days. As usual with these things, the right answer is probably somewhere in between the extremes, and I was reminded of the African proverb, “If you want to go fast, go alone. If you want to go farm go together” when I read it. Different target outcomes, different paths.
I totally agree with the authors around their comments about trusting employees and “the work is what matters.” And we have a ton of flexibility in our work at Return Path. With 400 people in the company, I personally spend six weeks over the summer working largely remote, and I value that time quite a bit. But I couldn’t do it all the time. We humans learn from each other better and treat each other better when we look at each other face to face. That’s why, with the amount of remote work we do, we strongly encourage the use of any form of video conferencing at all times. The importance of what the authors dismiss as “the last 1 or 2% of high fidelity” quality to the conversation is critical. Being in person is not just about firing and hiring and occasional sync up, it’s about managing performance and building relationships.
Remote might have been better if the authors had stressed the value that they get out of their approach more than ranting against the approaches of others. While there are serious benefits of remote work in terms of cost and individual productivity (particularly in maker roles), there are serious penalties to too much of it as well in terms of travel, communication burden, misunderstandings, and isolation. It’s not for everyone.
Thanks to my colleague Hoon Park for recommending this to me. When I asked Hoon what his main takeaway from the book was, he replied:
The importance of open communication that is archived (thus searchable), accessible (transparent and open to others) and asynchronous (doesn’t require people to be in the same place or even the same “timespace”). I love the asynchronous communication that the teams in Austin have tried: chatrooms, email lists (that anyone can subscribe to or read the archives of), SaaS project management tools. Others I would love to try or take more advantage of include internal blogs (specifically the P2 and upcoming O2 WordPress themes; http://ma.tt/2009/05/how-p2-changed-automattic/), GitHub pull requests (even for non-code) and a simple wiki.
These are great points, and good examples of the kinds of systems and processes you need to have in place to facilitate high quality, high volume remote work.
The Beginnings of a Roadmap to Fix America’s Badly Broken Political System, part II
I wrote part I of this post in 2011, and I feel even more strongly about it today. I generally keep this blog away from politics (don’t we have enough of that running around?), but periodically, I find some common sense, centrist piece of information worth sharing. In this case, I just read a great and very short book, Six Amendments: How and Why We Should Change the Constitution, by former Supreme Court Justice John Paul Stevens, that, if you care about the polarization and fractiousness going on in our country now, you’d appreciate.
If nothing else, the shattered norms and customs of the last several years should point people to the fact that our Constitution needs some revision. Not a massive structural overhaul, but some changes on the margin to keep it fresh, as we approach its 250th anniversary in the next couple decades.
