The Everything Store: Jeff Bezos and the Age of Amazon, by Brad Stone, was a great read. Amazon is a fascinating, and phenomenally successful company, and Jeff is a legendary technology leader. The Everything Store is a company and personal biography and totally delivers.
Forget about the fact that Amazon is now almost $100B in revenues and still growing like mad. I find it even more amazing that a single company could be the largest ecommerce site on the planet while successfully pioneering both cloud computing services and e-readers. The stories of all these things are in the book.
As a CEO, I enjoyed reading more of the vignettes behind the things that Amazon is reputationally known for in the tech world – doors as desks, their unique meeting formats, the toughness of the culture, the extensive risk taking of growth over profits, and what works and does not work about Bezos’ authoritative and domineering style. And it’s always great to be reminded that even the biggest and best companies had to cheat death 10 times over before “arriving.”
This is good fun and learning for anyone in the business world. It reminded me most of Walter Isaacson’s biography of Steve Jobs ,which I wrote about here, although it’s more of a company history and less of a biography than the Jobs book.

I took a couple days off last week and decided to re-read two old favorites. One –Ayn Rand’s The Fountainhead — my fourth reading — will take me a little longer to process and figure out if there’s a good intersection with the blog. One would think so with entrepreneurship as the topic, but my head still hurts from all the objectivism. The second — Exit, Voice, and Loyalty, by Albert O. Hirschman — is today’s topic.
I can’t remember when I first read Exit, Voice, and Loyalty. It was either in senior year of high school Economics or Government; or in freshman year of college Political Philosophy. Either way, it was a long time ago, and for some reason, some of the core messages of this quirkly little 125 page political/economic philosophy book have stayed with me over the years. I remembered the book incorrectly as a book about political systems, and I think it was born consciously in the wake of Eugene McCarthy’s somewhat revolutionary challenge to a sitting President Johnson for the Democratic Party nomination in 1968. But the book is actually about business; it’s just about businesses and their customers, not corporations as social structures (the latter being more of an interest to me). Written by an academic economist (I think), the book has its share of gratuitous demonstrative graphs, 2×2 matrices, and SAT words. But its central premise is a gem for anyone who runs an organization of any size.
The central premise is that there are really two paths by which one can express dissatisfaction with a temporary, curable lapse in an organization: exit (bailing), or voice (trying to fix what’s wrong from within). The third key element, Loyalty, is less a path in and of itself but more an agent that “holds exit at bay and activates voice.”
You need to read the book and apply it to your own circumstances to really get into it, but for me, it’s all about breeding loyalty as a means of making voice the path of least resistance, even when exit is a freely available option (few of us run totalitarian states or monopolies, after all). That to me is the definition of a successful enterprise, both internally and externally.
With your customers:Â make your product so irresistible, and make your customer service so deep, that your customers feel an obligation to help you fix what they perceive to be wrong with your product first, rather than simply complain about price or flee to a competitor.
With your employees:Â make your company the best possible place you can think of to work so that even in as ridiculously fluid a job market as we live in, your employees will come to their manager, their department head, the head of HR, or you as leader to tell you when they’re unhappy instead of just leaving, or worse, sulking.
With your company (you as employee):Â make yourself indispensible to the organization and do such a great job that if things go wrong with your performance or with your role, your manager’s loyalty to you leads him or her to give you open feedback and coach you to success rather than unceremoniously show you the door.
Ok, this wasn’t such a short book short — probably the longest I’ve ever written in this blog, and certainly the highest ratio of short:actual book. But if you’re up for a serious academic framework (quasi-business but not exclusively) to apply to your management techniques, this short 1970 book is as valid today as when it was written. Thanks to David Ramert (I am pretty sure I read it in high school) for introducing it to me way back when!

In honor of Return Path being in the midst of its eighth year, I recently read a pair of books with 8 in the title (ok, I would have read them anyway, but that made for a convenient criterion when selecting out of my very large “to read” pile).
Ram Charan’s latest, Know-How: The 8 Skills That Separate People People Who Perform From Those Who Don’t, was pretty good and classic Charan. Quick, easy to skim and still get the main points. The book lost a little credibility with me when Charan lionized Verizon (perhaps he uses a different carrier himself) and Bob Nardelli (the book was published before Nardelli’s high profile dismissal), but makes good points nonetheless. Some of the 8 Skills he talks about are what you’d expect on the soft side of leadership — building the team, understanding the social system, judging people — but his best examples were particularly actionable around positioning, goal setting, and setting priorities. The book reminded me much more of Execution and much less of Confronting Reality (which is a good thing).
For years I’ve felt like the last person around to still not have read The 7 Habits of Highly Effective People, so I thought I’d skip straight to the punchline and read Stephen Covey’s newer book, The 8th Habit: From Effectiveness to Greatness. Fortunately, as I’d hoped, the new book summarizes the prior book several times over, so if you haven’t read the first, you could certainly just start with this one. The book also comes with a DVD of 16 short films, some of which are great — both inspirational and poignant. Unlike most business books, the 8th Habit is NOT skimmable. It almost has too much material in it and could probably be read multiple times or at least in smaller pieces. The actual 8th habit Covey talks about is what he calls Find Your Voice and Help Others Find Their Voices and is a great encapsulation of what leading a knowledge worker business is all about. But the book is much deeper and richer than that in its many models and frameworks and examples/tie-ins to business and goes beyond the “touchy feely” into hard-nosed topics around execution and strategy.
Now I’m looking for the DVD of the first season of Eight is Enough!

The Hard Thing About Hard Things, by Ben Horowitz, is the best business book I’ve ever read. Or at least the best book on management and leadership that I’ve ever read.  Period.
It’s certainly the best CEO book on the market. It’s about 1000 times better than my book although my book is intended to be different in several ways. I suppose they’re complementary, but if you only had time left on this planet for one book, read Ben’s first.
I’m not even going to get into specifics on it, other than that Ben does a great job of telling the LoudCloud/Opsware story in a way that shows the grit, psychology, and pain of being an entrepreneur in a way that, for me, has previously only existed in my head.
Just go buy and read the book.

Book Short:Â Like a Prequel to My Book
How to Start a Business, by Jason Nazar, CEO of our client Docstoc, is a great and quick (and free) eBook that feels a lot like a prequel to my book Startup CEO: A Field Guide to Scaling Up Your Business (original outline here). My book is about scaling a business once you’ve started it. Jason’s book is a really practical guide to starting it in the first place.
The thing that’s particularly good about this book is that it’s as much a resource guide as it is a book. At the end of each of its 24 chapters (and within them as well), Jason adds a series of external links to other resources, from videos to checklists to templates. The book answers a lot of really practical questions that are easy for product-focused entrepreneurs to gloss over or ignore, from corporate structures to insurance, from trademark registration to pitching VCs, from payroll to tax planning.
It’s great to see so much more being written for entrepreneurs these days. Ash Maurya’s Running Lean: Iterate from Plan A to a Plan That Works (which I blogged about last week) is another related book that focuses on how to bring a new product to market. But Jason’s eBook is a must read for anyone in TechStars or any accelerator program, or anyone contemplating starting a business.

An HR rock star I met with recently told me that “You can say anything you want to your people, as long as it’s true,” which of course is great advice. Plain Talk: Lessons from a Business Maverick (book, kindle), by Ken Iverson, the long-time CEO of Nucor, pretty much embodies that. If you’re not familiar with Nucor, it’s a steel company – right, steel – and the most successful one of the last 50-75 years, at that. You may think an industrial company like this offers no lessons for you. If so, you are wrong.
The reason Nucor has been so successful, if you believe their long time leader, is that they run the people side of their business differently than most companies like them. Reading this book from the perspective of a knowledge worker business CEO was particularly interesting, since I had to transform my frame of reference a bit (and do a little mental time travel as well) in order to understand just how revolutionary Nucor’s practices were at the time.
But then I realized – they’re still revolutionary today. How many companies – even the most progressive ones – don’t have performance reviews because they don’t need them in order to create a high performing environment? Companies that spend a good percentage of their time and energies thinking about how to get their employees to do their best work, as opposed to focusing only on the goals of the business, do better than those who don’t. It doesn’t matter what industry you’re in. As Patrick Lencioni would say, you can outbehave the competition.
Plain Talk is a really short book, and a good, authentic read if you’re a leader who cares about your people and wants to learn a few nuggets here and there from one of the 20th century masters of that discipline. Anyone that can link a high degree of delegation to authority has a story worth telling.

Book Short:  Continuing to make “sustainability” a mainstream business topic
The Big Pivot: Radically Practical Strategies for a Hotter, Scarcer, and More Open World, by my friend Andrew Winston, is a great book. It just got awarded one of the Top 10 business books of 2014 by Strategy+Business, which is a great honor.
Andrew builds nicely on his first book, Green to Gold: How Smart Companies Use Environmental Strategy to Innovate, Create Value, and Build Competitive Advantage (post, book link) (and second book, which I didn’t review, Green Recovery), as I said in my review of Green to Gold, to bring:
the theoretical and scientific to the practical and treat sustainability as the corporate world must treat it in order to adopt it as a mainstream practice — as a driver of capitalistic profit and competitive advantage.
Andrew’s central thesis, with plenty of proof points in the book for our planet of 7 Billion people, rapidly heading to 9-10 Billion, is this:
Whether you take a purely fiscal view of these challenges or look through a human-focused lens, one thing is clear: we’ve passed the economic tipping point. A weakening of the pillars of our planetary infrastructure— a stable climate, clean air and water, healthy biodiversity, and abundant resources— is costing business real money. It’s not some futuristic scenario and model to debate, but reality now, and it threatens our ability to sustain an expanding global economy… If this hotter, scarcer, more transparent, and unpredictable world is the new normal, then how must companies act to ensure a prosperous future for all, including themselves?
Andrew’s writing is accessible and colorful. The book is full of useful analogies and metaphors like this one:
Climate can also seem easy to write off because the warming numbers don’t sound scary. A couple degrees warmer may sound pleasant, but we’re not really talking about going from 75 to 77 degrees Fahrenheit on a nice spring day. As many others have pointed out, the right metaphor is a fever. Take your core body temperature up one degree, and you don’t feel so great. Five degrees, and you’re sick as a dog. Ten degrees, and you’re dead.
The book also does a really nice job of looking at the externalities of climate change in a different way. Not the usual “I can pollute, because there’s no cost to me to doing so,” but more along the lines of “If I had to pay for all the natural resources my business consumes, I would treat them differently.”
Some of Andrew’s points are good but general and maybe better made elsewhere (like the problems of short-termism on Wall Street), but overall, this book is a great think piece for all business leaders, especially in businesses that consume a lot of natural resources, around how to make the challenge of climate change work for your business, not against it.
Two things occurred to me during my read of The Big Pivot that I think are worth sharing for the people in my life who still don’t believe climate change is real or threatening. The first is Y2K. Remember the potentially cataclysmic circumstance where mission critical systems all around the world were going to go haywire at midnight at the turn of the millennium? The conventional wisdom on why nothing major went wrong is that society did enough work ahead of time to prevent it, even though the outcomes weren’t clear and no one system problem alone would have been an issue. I was thinking about this during the book…and then Andrew mentioned it explicitly towards the end.
The second is something I read several years ago in my personal news bible, The Economist. I couldn’t find the exact quote online just now, but it was something to the effect of “Even if you don’t believe man created climate change, or that climate change is real and imperiling to humanity and can be fixed by man, the risks of climate change are so great, the potential consequences so dire, and the path to solve the problem so lengthy and complex and global…it’s worth investing in that solution now.”

I just finished reading Scrum: The Art of Doing Twice the Work in Half the Time, by Jeff Sutherland and JJ Sutherland. This reading was in anticipation of an Agile Facilitation training my executive team and I are going through next week, as part of Return Path’s Agile Everywhere initiative. But it’s a book I should’ve read along time ago, and a book that I enjoyed.
Sutherland gets credit for creating the agile framework and bringing the concept scrum to software development over 20 years ago. The book very clearly lays out not just the color behind the creation of the framework, and the central tenets of practice again, but also clear and simple illustrations of its value and benefits. And any book that employs the Fibonacci series and includes Theodore Roosevelt’s “Man in the Arena” quote — my all-time favorite — is off to a good start by me.
I’ve always appreciated a lot of the underlying philosophy of Agile, such as regularly checking on projects, course correcting in response to feedback from customers or other stakeholders, and working hard to remove any impediments to progress in real time.
One of the author’s most poignant points is that “multitasking makes you stupid.” I hadn’t focused in the past how agile allows you to clear away context shifts to focus on one task at a time, but that’s another great take away from the book.
Our Agile Everywhere initiative, which is designed to improve productivity across the organization, as well as increase accountability through transparency, is even more critical in my view after having read this book.
The thing that I am left struggling with, which is still very much a work in progress for us, and hopefully something that we will address more head on in our training next week, is the application of the agile framework to teams that are not involved in the production of a tangible work product, such as executive or other leadership teams. That is something that our Agile Everywhere deployment team has developed a theory about, but it still hasn’t entirely sunk in for me.

It’s certainly not hiring season for most of America The World The Universe, but we are still making some limited hires here at Return Path, and I thought – what better time to retool our interviewing and hiring process than in a relatively slow period?
So I just read Who: The A Method for Hiring, by Geoff Smart and Randy Street. It’s a bit of a sequel, or I guess more of a successor book, to the best book I’ve ever read about hiring and interviewing, Topgrading, by Geoff Smart and his father Brad (post, link to buy). This one wasn’t bad, and it was much shorter and crisper.
I’m not sure I believe the oft-quoted stat that a bad hire costs a company $1.5mm. Maybe sometimes (say, if the person embezzles $1.4mm), but certainly the point that bad hires are a nightmare for an organization in any number of ways is well taken.  The book does a good job of explaining the linkage from strategy and execution straight to recruiting, with good examples and tips for how to create the linkage. That alone makes it a worthwhile read.
The method they describe may seem like common sense, but I bet 95 out of 100 companies don’t come close. We are very good and quite deliberate about the hiring process and have a good success average, but even we have a lot of room to improve. The book is divided into four main sections:
- Scorecard: creating job descriptions that are linked to company strategy and that are outcome and competency based, not task based
- Sourcing: going beyond internal and external recruiters to make your entire company a talent seeker and magnet
- Selection: the meat of the book – good detail on how to conduct lots of different kinds of interviews, from screening to topgrading (a must) to focused to reference
- Sell:Â how to reel ’em in once they’re on the line (for us anyway, the least useful section as we rarely lose a candidate once we have an offer out)
One of the most poignant examples in the book centered around hiring someone who had been fired from his previous job. The hiring method in the book uncovered it (that’s hard enough to do sometimes) but then dug deep enough to understand the context and reasons why, and, matching up what they then knew about the candidate to their required competencies and outcomes for the job, decided the firing wasn’t a show-stopper and went ahead and made the hire.
I’d think of these two books the way I think about the Covey books. If you have never read The 7 Habits of Highly Effective People, you could just get away with reading Stephen Covey’s newer book, The 8th Habit: From Effectiveness to Greatness, though the original is much richer.

SuperFreakonomics, by Steven Levitt and Stephen Dubner, wasn’t a bad book, but it wasn’t nearly as good as the original Freakonomics, either.  I always find the results of “naturally controlled experiments” and taking a data-driven view of the world to be very refreshing.  And as much as I like the social scientist versions of these kinds of books like Malcolm Gladwell’s The Tipping Point and Blink (book
; blog post), there’s usually something about reading something data driven written by a professional quant jock that’s more reassuring.
That’s where SuperFreakonomics fell down a bit for me. Paul Krugman has described the book in a couple different places as “snarky and contrarian.” I typically enjoy books that carry those descriptors, but this one seemed a bit over the top for economists — like a series of theories looking for data more than raw data adding up to theories.Nowhere is this more true than the chapter on climate change. It’s a shame that that chapter seems to be swallowing up all the public discussion about the book, because there are some good points in that chapter, and the rest of the book is better than that particular chapter, but such is life.
As with all things related to the environment, I turned to my friend Andrew Winston’s blog, where he has a good post about how the authors kind of miss the point about climate change…and he also has a series of links to other blog posts debunking this one chapter.  If you’re into the topic, or if you read the book, follow the chain here for good reading.  My conclusion about this chapter, being at least somewhat informed about the climate change debate, is that the book seems to have sloppy writing and editing at best, possibly deliberately misleading at worst.  (Incidentally, the reaction in the blogosphere seems highly emotional, other than Andrew’s, which probably doesn’t serve the reactors well.)
But I’ll assume the best of intentions. Some of the points made aren’t bad – there is no debate about the problem or the need to solve it, the authors express legitimate concern that current solutions, especially those requiring behavioral change, will be too little too late, and most interestingly, they show an interest in alternative approaches like geo-engineering. I hadn’t been familiar with that topic at all, but I’m now much more interested in it, not because it’s a “silver bullet” approach to dealing with climate change, but because it’s a different approach, and complex problems like climate change deserve to have a wide range of people working on multiple types of solutions. I met Nathan Myhrvold once (I almost threw up on him during a job interview, which is another story for another day), and it makes me very happy that his brilliance is being applied to this problem as a general principle.
As I said, though, beyond this one chapter, the book is good-not-great.  But it certainly is chock full of cocktail party nuggets!

I approached Success Built to Last: Creating a Life That Matters, by Jerry Porras, Stewart Emery, and Mark Thompson, with great enthusiasm, as Porras was co-author, along with Jim Collins, of two of my favorite business books of all time, Built to Last and Good to Great. I was very disappointed in the end. This wasn’t really a business book, despite its marketing and hype. At best, it was a poor attempt at doing what Malcolm Gladwell just did in Outliers in attempting to zero in on the innate, learned, and environmental qualities that drive success.
The book had some reasonably good points to make and definitely some great quotes, but it was very rambly and hard to follow. Its attempt at creating an overall framework like the one used in Built to Last and Good to Great just plain didn’t work, as two of the three legs of the stool were almost incomprehensible, or to put it more charitably, didn’t hang together well.
This isn’t a terrible book to have on your shelf, and it might be good to skim, but remember that “skim” is only one letter away from “skip.”
