Why Do People Behave Like Jackasses Online?
I won’t disclose the name of the person who did this, but here’s the chain of events:
- Person registers for our Postmaster Direct service to receive targeted offers via email. This is a closed-loop, double opt-in registration process (so the person had to register and then click on a confirmation email)
- Person receives a handful of relevant, targeted offers from us
- Person finds my name on our corporate web site and messages my wife on Facebook to tell her that her husband is a dirty spammer who needs to learn a lesson, and would she please make him and his company behave?
- Person finds my blog and comments on it saying “don’t give return path any email addresses, they spam the crap out of you. I’ve already filed a complaint with the BBB. If this doesn’t work, I’ll have to use some unorthodox means of getting their attention.” As if said person hadn’t already used unorthodox means of getting my attention
- Person finds a few other blogs on which I am mentioned, and posts similar negative personal comments
- I politely email Person back, asking him if he had tried to unsubscribe (which works) or contact our customer service email (which is manned and emptied out daily) or email me directly if he felt so inclined to remove himself from our database, remind him that we are double opt-in, and somewhat less gently tell him I thought he was out of bounds for messaging my wife on Facebook
- Person emails back, much softer tone, says he never tried to unsubscribe because he’s never had success doing that in the past
- I email back, ask for all his email addresses so I can add him to our suppression list
- He emails back, tells me that he doesn’t want to stop getting our emails, he just wants them at his Hotmail account instead of his work (.gov) account
Perhaps sometimes the anonymity of a keyboard isn’t a good thing.

When our friends at Habeas announced that they were exploring a sale of the company a few months back, we were intrigued. While fiercely competing in the marketplace does create some degree of tension or even mistrust between two companies, that activity also creates a lot of common ground for discussion about the market and the future.
So we are very excited today to announce that we are acquiring Habeas in a deal that is signed and should close within a couple weeks. Cutting through all the PR platitudes, here’s what this deal really means for our stakeholders:
For everyone we work with, this deal means we have even more scale. More scale is a good thing. It means we can invest more in our future in everything from technical infrastructure, to product innovation, to globalization, to employee development. It’s easy to be great when you’re a 25 person company. It’s actually quite challenging when you’re a 50-100 person company. It becomes easier again, though in different ways, when you are a 200 person company with more resources.
For ISPs and filters, more scale means more and better data products to help fine tune filtering algorithms and improve member experience. It also means an even more streamlined way to reach masses of marketers and publishers.Â
For sender clients, we can now offer expanded service levels and access to a broader “footprint” of ISPs and filters who subscribe to our services. The consolidated company will be one step closer to providing a universal set of standards for measuring sender-focused email quality and reputation. Some of the details still need to be worked out here, so look for more specific communication from your account representative in the coming weeks. The one thing we do know at this point is that we will be maintaining both Sender Score Certified and the Habeas SafeList as separate and distinct whitelist programs indefinitely. So for now, it’s business as usual.
For employees, combining the resources of the two companies means we will be in a better position to wow our clients. A bigger employee base and a larger company also means more career opportunities for all.Â
We have always been mindful that, even as the market leader, we have to earn “every dollar, every day” from our clients, and we have to constantly demonstrate to ISPs and filters that we are not just advocating for our sender clients but for them and their subscribers as well. None of that changes with this deal. We still have plenty of competition and are redoubling our efforts to lead the market with innovation and service levels, not just with size and scale.
Our friend Ken Magill wrote some unkind remarks about Habeas a while back. At the time, as fierce competitors with Habeas, we probably agreed with him. But as we’ve gotten to know Habeas better over the past few weeks, we realized what a great business the Habeas team has built in the last five years — including: a strong customer base and partner network, innovative reputation technologies, complementary receiver and data partnerships and most importantly, an incredible team of people as fanatical about saving email as Return Path. For Return Path employees and clients, we get access to these new assets that now makes us an even stronger leader in this space. And Habeas employees and clients now have expanded access to great resources and talent from Return Path. But the big winners are the ISPs, filters, and email senders – they will l now have access to a more universal solution to deliverability and filtering accuracy.
So, to Habeas’ employees, we say “Welcome to the Return Path family!” We are delighted to have you and look forward to many years of success together. As I said to my wife when we were in the middle of all the due diligence on the deal, “learning more about Habeas is a little bit like looking in one of those Fun House mirrors at a carnival – you see yourself, just looking slightly different.” We will all have to work together to move to the common ground from the prior world of competing against each other, but the exciting future of the business and the industry will propel us there.Â

Feeling Less Like a Luddite:Â Welcome, Lijit!
As I’ve written about a few times (here, here, and here), it’s easy to feel like a Luddite with the rapid pace of change of the web these days. Anyway, I’m feeling slightly less like one today with the addition of Lijit to my blog.
You’ll notice that I changed the search box from Google to Lijit on the right hand side of the page on OnlyOnce. Lijit seems like it’s a better way to search a blog, and maybe other things as well. Using Lijit, you can search not just the text of the blog itself (which is what Google allowed), but Lijit also goes out and searches a few other buckets of related content all in the same fell swoop. So while it searches the blog, it also searches other sites that I run, other sites that are related to my site (e.g., blogs I subscribe to), other services where I might post content, like Flickr and Delicious and LinkedIn, and the open web. Search results with four tabs — now that’s making good use of the web!

Two things have come up in spades lately for me that are frustrations for me as a CEO of a high growth company. These are both people related — an area that's always been the cornerstone of my leadership patterns. That probably makes them even more frustrating.
Frustration 1: Worrying that I don't get completely candid feedback from deep in the organization. I've always relied on direct interactions with junior staff and personal observation and data collection in order to get a feel for what's going on. But a couple times lately, people had been warning me (for the first time) when I've relayed feedback with comments like, "Of course you heard that — you're the CEO. People will tell you what they think you want to hear."
So now the paranoid Matt kicks in a bit. Can I actually trust the feedback I'm getting? I think I can. I always have. I think I'm a good judge of character and am able to read between the lines and filter comments and input and responses to questions I ask. But maybe this gets harder as the organization grows and as personal connections to me are necessarily fewer and farther between. I probably need to start recognizing that as the CEO, people may feel uncomfortable being totally open…and it is my job to figure out how to be sure people understand that I do want to hear their voices…unplugged and constructive.
But the tougher angle on this is having unintended impact on people. Throwing out a casual idea in a conversation with someone in the company can easily lead to a chain reaction of "Matt said" and "I need to redo my goals" conversations that aren't what I meant. So I'm doing some work to formalize feedback and communication loops when I have skip-level check-ins, but it's creating more process and thought overhead for me than I'm used to.
Nothing is bad here – just signs of a growing organization – but some definite changes in how I need to behave in order to keep being a strong and successful leader.

I hate playing defense in business. It doesn’t happen all the time. But being behind a competitor in terms of feature development, scrambling to do custom work for a large client, or doing an acquisition because you’re getting blocked out of an emerging space – whatever it is, it just feels rotten when it comes up. It’s someone else dictating your strategy, tactics, and resource allocation; their agenda, not yours. It’s a scramble. And when the work is done, it’s hard to feel great about it, even if it’s required and well done. That said, sometimes you don’t have a choice and have to play defense.
Playing offense, of course, is what it’s all about. Your terms, your timetable, your innovation or opportunity creation, your smile knowing you’re leading the industry and making others course correct or play catch-up.
This topic of playing defense has come up a few times lately, both at Return Path and at other companies I advise, and my conclusion (other than that “sometimes you just have to bite the bullet”) is that the best thing you can do when you’re behind is to turn a situation from defense into a combination of defense and offense and change the game a little bit. Here are a few examples:
- You’re about to lose a big customer unless you develop a bunch of custom features ASAP –> use that work as prototype to a broader deployment of the new features across your product set. Example: Rumor has it that Groupware was started as a series of custom projects Lotus was doing for one of its big installations of Notes
- Your competitor introduces new sub-features that are of the “arms race” nature (more, more, more!) –> instead of working to get to parity, add new functionality that changes the value proposition of the whole feature set. Example: Google Docs doesn’t need to match Microsoft Office feature for feature, as its value proposition is about the cloud
- Your accounting software blows up. Ugh. What a pain to have to redo internal system like that – a total time sink. Use the opportunity to shift from a new version of the same old school installed package you used to run, with dedicated hardware, database, and support costs to a new, sleek, lightweight on-demand package that saves you time and money in the long run
I guess the old adage is true:Â The best defense IS, in fact, a good offense.

I’m not an economist. I don’t play one on TV. In fact, I only took one Econ class at Princeton (taught by Ben Bernanke, no less), and I barely passed it. In any case, while I’m not an economist, I do read The Economist, religiously at that, and I’ve been reading so much about macroeconomic policies and news the past 18 months that I feel like I finally have a decent rudimentary grip on the subject. But still, the subject doesn’t always translate as well to the average entrepreneur as microeconomics does – most business people have good intuitive understandings of supply, demand, and pricing. But who knows what monetary policy is and why they should care?
So here’s my quick & dirty cut at Macroeconomics for Startups. What do some of the buzzwords you read about in the news mean to you?
· Productivity Gains – This is something frequently cited as critical to developed economies like ours in the US. Here’s my basic example over the past 10 years. When I left my job at MovieFone in 1999, there were approximately eight administrative assistants in a company of 200 people – one for each senior person. Today, Return Path has less than one administrative assistant in a company of the same size. We all have access to more tools to self-manage productivity than we used to. Cloud computing is another great example here of how companies are doing more with less. We have tons of software applications we use at Return Path, none of which require internal system administration, from Salesforce.com for CRM to Intacct for accounting. Ten years ago, each would have required dedicated hardware and operational maintenance.
· Fiscal Policy vs. Monetary Policy –  Fiscal Policy is manipulating the economy through government taxing and spending. Monetary Policy is manipulating the economy by controlling interest rates and money supply. For a small company that has revenue and accounts receivable, you probably are more inclined to Monetary Policy as it has more to do with your ability to access debt capital from banks through credit lines. But if you’re in an industry where government grants or support is critical, Fiscal Policy can mean more to you in the short run. Of course, if you’re losing money as many startups are, business tax credits and the like aren’t so relevant.
· Inflation – As my high school econ teacher defined it, “too many dollars chasing too few goods.” Inflation may seem like a neutral thing for a business – your costs may be going up, but your revenue should be going up as well, right? And we can inflate our way out of debt by simply devaluing our currency, right? The main problem with inflation is that too much of it discourages investment and savings, which has negative long term consequences. To you, rapid inflation would mean that the money you raise today is worth a lot less in a year or two. That said, inflation is certainly better than Deflation, which can paralyze an economy. Think about it like this – if you’re in a deflationary environment, why would you spend money today if you think prices will be lower tomorrow?
· Strong Dollar, Weak Dollar – Sounds like one of those things that’s politically explosive…of course we all want a strong dollar, right? Why have a mental image of Uncle Sam that’s anything other than muscular? And yes, it’s a lot more fun to travel to Europe when a latte costs you $4, not $8. But the reality is that a strong dollar doesn’t necessarily serve all our interests well. For a startup, sure, you can buy an offshore development team in India for less money than a development team in Silicon Valley, and for a more established company it makes it much cheaper to try and expand to Europe and Asia. But an artificially strong dollar means that few people outside the US can afford to buy your product or service. This is related to…
· Trade Surplus/Deficit and Exchange Rates – The net of a given country’s exports minus imports, and how much one currency is worth in terms of the other. There’s been much talk lately about whether and how much China is manipulating its currency and holding it down, and if so, what impact that has on the global economy. Why should you care? If China is articifically keeping the value of the yuan down, it just means that the Chinese people can’t afford to buy as much stuff from other countries – and that other countries have an artificial incentive to buy things from China. If the Chinese government allowed the yuan to appreciate more, the exchange rate vs. the dollar would rise, and your product or service would find itself with a lot more likely buyers in the sea of 1.3B people that is China.
I’m sure there are other terms of note and startup applications, but these are a handful that leap to mind.

The picture below is a picture of my dress shoes in my closet at home. You may note that they all have dust on them. That's because I didn't put them on once for six weeks.
When we started Return Path back in 1999, we sat down to write our employee handbook, and all I could think was "what things can we add in here that will make this company a unique place to work?" And one of them was a six week paid sabbatical after 7 years. It didn't occur to me that we'd even exist after 7 years. Then for good measure, we said, "7 years and every 5 years after that."
I'm happy to report that everyone who has hit their 7 year anniversary has taken the time off. Some have traveled around the world, some have rented a house or villa somewhere, others (like me) did a "stay-cation." Although my sabbatical was delayed (and quite hard to schedule), it was a fantastic experience. I completely unplugged from work. Cold turkey. No email, no calls. Spending time with Mariquita and my kids, which I never get to do much of, was completely refreshing and energizing. And everything went fine at work, as I expected. Business is in the best shape it's ever been in, and my amazingly talented executive team and assistant handled everything without missing a beat.
But back to the subject line of this post. I figured a few things out while I was away. One was that I haven't actually become a workaholic over the years despite working hard. I *could* unplug without feeling aimless. Another was that it's really nice to be untethered from the Internet, but it's near impossible to go through life now without some minor usage of the web and messaging. But by far my biggest insight is plain and simple: I love my job. It's not that I didn't know that before, but I had more thoughtful time to break that down while I was away:
1. I love what I do: I consider myself extremely fortunate to love the substance of my job. The diversity of experiences that I have within a given week or day as a general manager, the interactions with people, shaping the business strategy, travel — it's all right up my alley. So many people out there don't have that match between interest, passion, skill, and reality.
2. I love who I work with: I have to admit that I stack the deck here since I do the hiring and firing, but the reality is that my colleagues at work are also my friends. Not working was one thing. Not talking to one particular subset of my life for six weeks was something else and just plain weird. I just missed them and the interactions we have, which always blend the professional with the social.
3. I love what we are working on: We have an incredibly interesting business at Return Path. It's very intellectually engaging, sometimes to a fault. The spam problem is incredibly complex, and we're coming up with some extremely innovative approaches to reduce its impacts and hopefully someday eradicate it. We're not curing cancer as I always say internally, but we're also engaged in some high impact problem solving that I just love.
So there you have it. My work shoes are now dusted off and back in action. It's great to be back. We'll see how long I can stay in "mental vacation" mode, how much more time I can try to make for my family now that I'm back in my work routine, and whether the fresh perspective translates into any new actions or decisions at work. But the best thought of all is that my 12 year anniversary is only another year and a half away!

Book Short: There is No Blueprint to $1B
Blueprint to a Billion: 7 Essentials to Achieve Exponential Growth, by David Thomson (book, Kindle) sounds more formulaic than it is. It’s not a bad book, but you have to dig a little bit for the non-obvious nuggets (yes, I get that growing your company to $1B in sales requires having a great value proposition in a high growth market!). The author looked for commonalities among the 387 American companies that have gone public since 1980 with less than $1B in revenues when they went public and had more than $1B in revenue (and were still in existence) at the time of the book’s writing in 2005.
Thompson classifies the blueprint into “7 Essentials,” which blueprint companies do well on across the board. The 7 Essentials are:
– Create and sustain a breakthrough value proposition
– Exploit a high growth market segment
– Marquee/lighthouse customers shape the revenue powerhouse
– Leverage big brother alliances for breaking into new markets
– Become the masters of exponential returns
– The management team: inside-outside leadership
– The Board: comprised of essentials experts
As I said above, there were some nuggets within this framework that made the entire read worthwhile. For example, crafting a Board that isn’t just management and investors but also includes industry experts like customers or alliance partners is critical. That matches our experience at Return Path over the years (not that we’re exactly closing in on $1B in revenues – yet) with having outside industry CEOs sit on our Board. Our Board has always been an extension of our management and strategy team, but we have specifically gotten some of our most valuable contributions and thought-provoking dialog from the non-management and non-investor directors.
Another critical item that I thought was interesting was this concept of not just marquee customers (yes, everyone wants big brand names as clients), but that they also need to be lighthouse customers. They need to help you attract other large customers to your solution – either actively by helping you evangelize your business, or at least passively by lending their name and case study to your cause.
The book is more of a retrospective analysis than a playbook, and some of its examples are a bit dated (marveling at Yahoo’s success seems a bit awkward today), and the author notes as well that many of the “blueprint” companies faltered after hitting the $1B mark. But it was a good read all-in. What I’d like to see next is a more microscopic view of the Milestones to $100 Million!

From Founder/Builder to Manager/Leader
After I spoke at the Startup2Startup event last month, one of the people who sat with me at dinner emailed me and asked:
I was curious–how did you make the transition from CEO of a startup to manager of a medium-sized business? I’m great at just doing the work myself and interacting with clients, and it’s easy for me to delegate tasks, but it’s hard to have the vision and ability to develop my two employees into greater capacity…I’d be interested in reading a blog post on what helped you make that transition from founder/builder to manager/leader
It feels like the answer to this question is about a mile long, but I thought I’d at least start with five suggestions.
- Hire Up! The place where I see most founders fumble the transition is in not hiring the best people for the critical roles in the organization. Sometimes this is for cash flow reasons, but more often it is either due to subconscious fear (“will I still be able to control the organization if this person is in it?”) or due to bravado (“I can do engineering way better than that guy”). Lose that attitude and hire up for key positions. Even if you COULD do every role better than anyone you’d ever hire, you only have so many hours in the day.
- Learn the magic of delegation and empowerment. You can never get as much work done on your own as you can if you get work done THROUGH others. Get comfortable delegating work by setting clear expectations up front in terms of timing and quality of deliverables and giving your high level input. And never be a bottleneck. If people are waiting on you for decisions or comments, that means they’re not working…or at least that they’re not working on the highest value or most urgent things they could be working on.
- Don’t fear some elements of larger organizations. Larger organizations require some process so they don’t fall apart. Make sure you pick your battles and accept that some changes, even if they feel bureaucratic, are critical to ensure success going forward. I still get a queasy feeling in my stomach half of the times I see a new form or procedure or a suggestion from a lawyer, but as long as they are lightweight and constantly reviewed to make sure they’re having their intended impact AND ONLY their intended impact, some are inevitable.
- At the same time, don’t lose the founder/builder mentality. Your company may have grown larger, but if you’re still running it, people will naturally look to you and other founders for much of the energy, vision, and drive in the business. You will also likely be more inclined to be scrappy and entrepreneurial, which are good traits for any business. Don’t lose those qualities, even as you modify them or add others.
- Look to the outside for help. In my case, I’ve consistently done three things over the years to learn from others and to prevent myopia. First, I have worked on and off with a fantastic executive coach, Marc Maltz from Triad Group. Second, I have always had one or two “CEO mentors,” e.g., guys who have built larger businesses than Return Path, on my Board, at all times, as resources. Finally, I do a lot of CEO peer networking, some informal (breakfasts, drinks meetings), and some more formal (a CEO Forum group that I established) to make sure I’m consistently sharing information and best practices with others in comparable situations.
Any other entrepreneurs who have made the leap have other advice to offer?

A small post with a good point. I noticed in The Economist this week something that struck me. They posted a correction to a prior article. Publications do that all the time, but this particular correction was placed on a page in the same section of the magazine in which the error appeared a couple weeks before. Most print publications tend to bury their corrections in the front or the back where they never get seen. But this one was right in the middle of the magazine, saying “we made a mistake – right here.” Noteworthy to me for its show of transparency, always appreciated but not seen frequently enough in “official” things.

Book Short: Not About Going With The…
Flow: The Psychology of Optimal Experience, by Mihaly Csikszentmihalyi (book, Kindle), was a great read and a nice change from either strictly business books or my regular fiction/non-fiction reading. It’s basically about the process of achieving happiness through control over one’s inner life, but it’s far from a self-help book. It’s almost more of practical psychology deep dive into what brings about happiness and peak performance – a state the author calls Flow but others have called other things over time, like being “in the zone.”
The author talks about achieving this control as synonymous with the enviable ability to persevere despite obstacles and setbacks and transform hopeless situations into challenges to be overcome, just through the force of personality. This ability comes directly from ways to order consciousness so as to be in control of feelings and thoughts. The normal entropy/chaos of the mind is the enemy. There were a few key moments or takeaways in the book for me.
1. When one’s experience is most positive – when one is achieving Flow – people cite the following conditions in this order of importance:
– Confront tasks we have a chance of completing
– Able to concentrate
– Concentration is possible because the task has clear goals and…
– …provides immediate feedback
– Act with a deep but effortless involvement that removes from awareness the worries and frustrations of everyday life
– Exercise a sense of control over actions
– Concern for the self disappears, yet paradoxically the sense of self emerges stronger after the experience is over
2. Becoming more Autotelic – learning how to make experiences ends in and of themselves – coming from the Greek words for “self” and “goal,” this concept is savoring a given activity for its own sake, NOT for its consequences and is a key to achieving Flow. Whether you create a mental construct around beating a personal record, doing math or pattern matching in your head, or something else, being able to focus enough energy on the task at hand and not be distracted by the world around (present or future) is key. It’s a little like what I wrote a few months ago about how achieving mental discipline in the small areas of one’s life can lead to much greater things by building confidence and clearing mental clutter.
3. The concept of the “Flow channel” – as skill increases, challenges must also increase proportionally in order for us to continue learning, growing, and excelling – and achieving Flow.
4. Transformational coping is the ability to cheat chaos – transforming a hopeless situation into a new flow activity that can be controlled and enjoyed and emerge stronger from…
– Unselfconscious self-assurance – ego absent but confident, not at odds with environment but part of it
– Focusing attention on the world – looking outward, not inward
– The discovery of new solutions – being able to perceive unexpected opportunities as a result
5. How to develop the autotelic self
– Set clear goals
– Become immersed in the activity
– Pay attention to what’s happening
– Learn to enjoy immediate experience
The book reminded me of a couple other things I’ve read, in case any of these resonate with you. First, Tim Gallwey’s “Inner Game” books where he talks about “relaxed concentration,” basically the Flow state, and the inner conflict between focus on the event and focus on the consequences, between mental chaos and mental discipline, personified as Self 1 and Self 2. If you haven’t read these, any are good and give you the general idea, depending on which piques your interest the most: The Inner Game of Golf (book, Kindle), The Inner Game of Tennis (book only), and The Inner Game of Work (book, Kindle). Second, David Allen’s Getting Things Done theory about how a clear, uncluttered mind can do its best work. As Flow says, achieving an ordered mental condition is difficult – unless a person knows how to give order to his or her thoughts, attention will be attracted to whatever is most problematic at the moment.
I’m not sure this book short does the book justice. It’s pretty complex and is rich with examples, but Flow (book, Kindle) is well worth a read if you’re into the theory of self control leading to better results and more happiness in life. Thanks to my friend Jonathan Shapiro for this book.
