Strategy and the Fat Smoker (book, Kindle), by David Maister, was a book that had me completely riveted in the first few chapters, then completely lost me for the rest. That was a shame. It might be worth reading it just for the beginning, though I’m not sure I can wholeheartedly recommend the purchase just for that.
The concept (as well as the title) is fantastic. As the author says in the first words of the introduction:
We often (or even usually) know what we should be doing in both personal and professional life. We also know why we should be doing it and (often) how to do it. Figuring all that out is not too difficult. What is very hard is actually doing what you know to be good for you in the long-run, in spite of short-run temptations. The same is true for organizations.
The diagnosis is clear, which is as true for organizations as it is for fat people, smokers, fat smokers, etc. The hard work (pain) is near-term, and the rewards (gain) are off in the future, without an obvious or visible correlation. As someone who has had major up and down swings in weight for decades, I totally relate to this.
But the concept that
the necessary outcome of strategic planning is not analytical insight but resolve,
while accurate, is the equivalent of an entire book dedicated to the principle of “oh just shut up and do it already.” The closest the author comes to answering the critical question of how to get “it” done is when he says
A large part of really bringing about strategic change is designing some new action or new system that visibly, inescapably, and irreversibly commits top management to the strategy.
Right. That’s the same thing as saying that in order to lose weight, not only do you need to go on a diet and weigh yourself once in a while, but you need to make some major public declaration and have other people help hold you accountable, if by no other means than causing you to be embarrassed if you fail in your quest.
So all that is true, but unfortunately, the last 80% of the book, while peppered with moderately useful insights on management and leadership, felt largely divorced from the topic. It all just left me wanting inspirational stories of organizations doing the equivalent of losing weight and quitting smoking before their heart attacks, frameworks of how to get there, and the like. But those were almost nonexistent. Maybe Strategy and the Fat Smoker works really well for consulting firms – that’s where a lot of the examples came from. I find frequently that books written by consultants are fitting for that industry but harder to extrapolate from there to any business.

Book Short:Â Like a Prequel to My Book
How to Start a Business, by Jason Nazar, CEO of our client Docstoc, is a great and quick (and free) eBook that feels a lot like a prequel to my book Startup CEO: A Field Guide to Scaling Up Your Business (original outline here). My book is about scaling a business once you’ve started it. Jason’s book is a really practical guide to starting it in the first place.
The thing that’s particularly good about this book is that it’s as much a resource guide as it is a book. At the end of each of its 24 chapters (and within them as well), Jason adds a series of external links to other resources, from videos to checklists to templates. The book answers a lot of really practical questions that are easy for product-focused entrepreneurs to gloss over or ignore, from corporate structures to insurance, from trademark registration to pitching VCs, from payroll to tax planning.
It’s great to see so much more being written for entrepreneurs these days. Ash Maurya’s Running Lean: Iterate from Plan A to a Plan That Works (which I blogged about last week) is another related book that focuses on how to bring a new product to market. But Jason’s eBook is a must read for anyone in TechStars or any accelerator program, or anyone contemplating starting a business.

Book Short: Wellness Redefined
Well Being: The 5 Essential Elements, by Tom Rath and Jim Harter from the Gallup organization, is a solid read and incredibly short. It’s one of those books that’s really a long article stretched and bound. But it goes beyond the basics of what I expected, which was something like “having healthy employees cuts down on absenteeism” and has a couple great elements of food for thought for leaders looking to build cutting edge and uber-productive organizations. It comes out of the same general body of research as four other very strong books I’ve written about over time — First, Break all the Rules, Now, Discover Your Strengths, 12: The Great Elements of Managing (book, review), and Go Put Your Strengths to Work (book, review).
The authors define well being as having five separate components:Â career well being, social well being, physical well being, financial well being, and community well being. Ok, that makes sense, but the three most interesting points the book made from my perspective were:
- Well being isn’t just about one of these five elements – it’s about all five, and how they interact together, and how the workplace can support all of them
- Achieving long-term objectives around well being requires finding short-term incentives that drive the same behavior in more obvious and immediate ways, as most long-term well being drivers require short term sacrifice. So figure out how to make eating a salad better for you not just years from now but TODAY (you’ll have more energy after lunch than if you eat that cheeseburger), for example
- Financial well being isn’t something a lot of companies focus on, and maybe it should be. Particularly in our industry we hire knowledge workers and assume therefore that they’re smart and educated about everything…but maybe there are ways that the company can support financial well being that aren’t necessarily obvious
The book is full of stats from the underlying research, most of which show that most people are shockingly unhappy, and that most workplaces dont do enough to support employee wellness. The book also notes, as is the case with most things, that promoting well being among employees requires more than just setting up programs. Doing it right requires constant vigilance, measurement, and follow up. At Return Path, we do a bunch of programs along the lines suggested by the book (but can and should do more!), but we’ve never been rigorous with follow up. Good food for thought.
Note there is also a free whitepaper on the economics of well being that you can download here. The white paper is ok…but not nearly as interesting as the book, and note that it does not substitute for the book. Thanks to my colleague Cathy Hawley for this book!
Book Short: Boards That Lead
Boards That Lead, by Ram Charan, Dennis Carey, and Michael Useem, was recommended to me by a CEO Coach in the Bolster network, Tim Porthouse, who said he’s been referring it to his clients alongside Startup Boards. I don’t exactly belong in the company of Ram Charan (Brad and Mahendra probably do!), so I was excited to read it. While it’s definitely the “big company” version to Startup Boards, there are some good lessons for startup CEOs and founder to take away from it.
The best part about the book as it relates to ALL boards is the framework of Partner, Take Charge, Stay out of the Way, and Monitor. You can probably lump all potential board activities into these four buckets. If you look at it that way…these are pretty logical:
- Monitor – what you’d expect any board to do
- Stay out of the Way – basic execution/operations
- Partner – strategy, goals, risk, budget, leadership talent development
- Take Charge – CEO hiring/firing, Exec compensation, Ethics, and Board Governance itself.
There was an interesting nugget in the book as well called the Central Idea that I hadn’t seen articulated quite this way before. It’s basically a statement of what the business is and how it’s going to win. It’s about a page long, 8-10 bullet points, and it includes things like mission, strategy, key goals, and key operating pillars that underlie the goals. It basically wraps up all of Lencioni’s key questions in one page with a little more meat on the bones. I like it and may adopt it. The authors put the creation of the Central Idea into the Take Charge bucket, but I’d put it squarely in the Partner bucket.
Other than that, the book is what you’d expect and does have a lot of overlap with the world of startups. Its criteria for director selection are very similar to what we use at Bolster, as is its director evaluation framework. The book has a ton of handy checklists as well, some of which are more applicable than others to startups, for example Dealing with Nonperforming Directors and Spotting a Failing CEO.
All in, a good read if you’re a student of Boards.

Flow: The Psychology of Optimal Experience, by Mihaly Csikszentmihalyi (book, Kindle), was a great read and a nice change from either strictly business books or my regular fiction/non-fiction reading. It’s basically about the process of achieving happiness through control over one’s inner life, but it’s far from a self-help book. It’s almost more of practical psychology deep dive into what brings about happiness and peak performance – a state the author calls Flow but others have called other things over time, like being “in the zone.”
The author talks about achieving this control as synonymous with the enviable ability to persevere despite obstacles and setbacks and transform hopeless situations into challenges to be overcome, just through the force of personality. This ability comes directly from ways to order consciousness so as to be in control of feelings and thoughts. The normal entropy/chaos of the mind is the enemy. There were a few key moments or takeaways in the book for me.
1. When one’s experience is most positive – when one is achieving Flow – people cite the following conditions in this order of importance:
– Confront tasks we have a chance of completing
– Able to concentrate
– Concentration is possible because the task has clear goals and…
– …provides immediate feedback
– Act with a deep but effortless involvement that removes from awareness the worries and frustrations of everyday life
– Exercise a sense of control over actions
– Concern for the self disappears, yet paradoxically the sense of self emerges stronger after the experience is over
2. Becoming more Autotelic – learning how to make experiences ends in and of themselves – coming from the Greek words for “self” and “goal,” this concept is savoring a given activity for its own sake, NOT for its consequences and is a key to achieving Flow. Whether you create a mental construct around beating a personal record, doing math or pattern matching in your head, or something else, being able to focus enough energy on the task at hand and not be distracted by the world around (present or future) is key. It’s a little like what I wrote a few months ago about how achieving mental discipline in the small areas of one’s life can lead to much greater things by building confidence and clearing mental clutter.
3. The concept of the “Flow channel” – as skill increases, challenges must also increase proportionally in order for us to continue learning, growing, and excelling – and achieving Flow.
4. Transformational coping is the ability to cheat chaos – transforming a hopeless situation into a new flow activity that can be controlled and enjoyed and emerge stronger from…
– Unselfconscious self-assurance – ego absent but confident, not at odds with environment but part of it
– Focusing attention on the world – looking outward, not inward
– The discovery of new solutions – being able to perceive unexpected opportunities as a result
5. How to develop the autotelic self
– Set clear goals
– Become immersed in the activity
– Pay attention to what’s happening
– Learn to enjoy immediate experience
The book reminded me of a couple other things I’ve read, in case any of these resonate with you. First, Tim Gallwey’s “Inner Game” books where he talks about “relaxed concentration,” basically the Flow state, and the inner conflict between focus on the event and focus on the consequences, between mental chaos and mental discipline, personified as Self 1 and Self 2. If you haven’t read these, any are good and give you the general idea, depending on which piques your interest the most: The Inner Game of Golf (book, Kindle), The Inner Game of Tennis (book only), and The Inner Game of Work (book, Kindle). Second, David Allen’s Getting Things Done theory about how a clear, uncluttered mind can do its best work. As Flow says, achieving an ordered mental condition is difficult – unless a person knows how to give order to his or her thoughts, attention will be attracted to whatever is most problematic at the moment.
I’m not sure this book short does the book justice. It’s pretty complex and is rich with examples, but Flow (book, Kindle) is well worth a read if you’re into the theory of self control leading to better results and more happiness in life. Thanks to my friend Jonathan Shapiro for this book.
Don’t Confuse Sucking Down with Servant Leadership
I love the concept of Servant Leadership. Â From the source, the definition is:
While servant leadership is a timeless concept, the phrase “servant leadership” was coined by Robert K. Greenleaf in The Servant as Leader, an essay that he first published in 1970. In that essay, Greenleaf said:
“The servant-leader is servant first… It begins with the natural feeling that one wants to serve, to serve first. Then conscious choice brings one to aspire to lead. That person is sharply different from one who is leader first, perhaps because of the need to assuage an unusual power drive or to acquire material possessions…The leader-first and the servant-first are two extreme types. Between them there are shadings and blends that are part of the infinite variety of human nature.
“The difference manifests itself in the care taken by the servant-first to make sure that other people’s highest priority needs are being served. The best test, and difficult to administer, is: Do those served grow as persons? Do they, while being served, become healthier, wiser, freer, more autonomous, more likely themselves to become servants? And, what is the effect on the least privileged in society? Will they benefit or at least not be further deprived?“
A servant-leader focuses primarily on the growth and well-being of people and the communities to which they belong. While traditional leadership generally involves the accumulation and exercise of power by one at the “top of the pyramid,” servant leadership is different. The servant-leader shares power, puts the needs of others first and helps people develop and perform as highly as possible.
This is a very broad societal definition, but it’s fairly easy to apply to a more narrow corporate, or even startup environment.  Are you as a CEO oriented primarily towards your people, or towards other stakeholders like customers or shareholders?  By the way, trying to do right by all three stakeholders is NOT a problem in a world of being oriented towards one.  It’s just a philosophy around which comes first, and why.  Our People First philosophy at Return Path is fair clear that at the end of the day, all three stakeholders win IF you do right by employees, so they do the best possible work for customers, so you build a healthy and profitable and growing business.
CEOs who practice Servant Leadership aren’t necessarily focused on power dynamics, or on helping those least privileged in society (at least not as part of their job)…but they are focused on making sure that their employees most important needs are met — both in the moment, as in making sure employees are empowered and not blocked or bottlenecked, and over the long haul, as in making sure employees have opportunities to learn, grow, advance their careers, make an impact, and have the ability to live a well balanced life.
I was in a meeting a couple weeks back with another leader and a few people on his team.  He *seemed* to practice Servant Leadership the way he was speaking to his team members.  But he wasn’t, really.  He was doing something I refer to as Sucking Down.  He was telling them things they clearly wanted to hear.  He was lavishing praise on them for minor accomplishments.  He was smiling and saying yes, when what he really meant was no.  He was practicing the art of Sucking Up, only to people on his team, not to a boss.  I got a sense that something wasn’t right during the meeting, and then post meeting, he actually fessed up to me — even bragged about it — that he was being disingenuous to get what he wanted out of his people.
There’s a clear difference between Servant Leadership and Sucking Down in the long run.  The danger comes in the moment.  Just as managers need to build good detection skills to sniff out evidence of someone on their team Sucking Up, employees need to be able to understand that clear difference in their managers’ behavior as they think about how to manage their careers, and even where to work.
Political versus Corporate Leadership, Part I: Realist or Idealist?
It’s election season, the GOP convention is literally in my backyard, and while this is not a political blog, I can’t help myself. As we as Americans grapple with the question of who we want to be our next leader (or at least those people who live in the 11 annointed swing states do), I have had a lot of thoughts lately about the question of what makes a good leader, and what the differences are between successful leadership in politics and successful leadership in business.
James O’Toole’s article on President Bush on page 31 of the September issue of Fast Company (no link available yet) brings up a really interesting point in comparing Bush to former president Ronald Reagan. He asserts that “what made Reagan effective and respected was that his actions followed consistently from a positive worldview.” (I’d also argue that the positive worldview as a starting point had something to do with it, but that’s beside the point.) He goes on to say that Bush has an “implementation problem” in that he “has vacillated between contradictory approaches to leadership: realism and idealism.” His central thesis is stated very clearly that
“Realists and idealists can both be effective leaders. But one cannot be both at once…The leadership lesson for GW – and for any leader – is simple: Followers don’t much care if leaders are realists or idealists, but they distrust inconsistency.”
This may or may not be true in the political arena, but I know it’s not true in business. Jim Collins’ watershed books Built to Last and Good to Great — both must reads! — describe the ideal CEO as someone who can simultaneously be optimistic and idealistic about the future of the company while simultaneously recognizing and dealing with the realities of the short-term situation. Ironically for this posting, Collins calls this the Stockdale paradox, after retired Admiral James Stockdale, a military leader and erstwhile vice presidential candidate of Ross Perot in the 1992 election.
As CEO, I have to constantly be selling the vision of the company — what we’re trying to become and how we’re going to get there — in broad strokes to my investors, board, management team, employees, and even customers. It’s that vision that keeps the whole machine running and keeps everyone focused and excited and working hard towards our long-term goals. But I have to be equally vigilant about the mundane realities of the current quarter, making our numbers, containing costs, and running the machine. If I did either one without the other, I think the whole system would break down.
Is Bush’s problem, as O’Toole asserts, that he articulated two different types of reasons for the war in Iraq — one rooted in Realism (WMD) and one rooted in Idealism (freedom and democracy)? Same goes for his states reasons for the tax cut — Realism on the one hand (to stimulate the economy) and Idealism on the other hand (shrink government). I agree that the Bush Administration has occasional implementation problems and doesn’t have nearly the “following” that Reagan and other more successful leaders in the past have, but I don’t think they’re caused by combining Realism and Idealism in the President’s leadership style. I think the leader of the free world has to do both well, each at its appropriate time, in order to be effective at his job.

The Gift of Feedback, Part IV
I wrote a few weeks ago about my live 360 – the first time I’ve ever been in the room for my own review discussion. I now have a development plan drafted coming out of the session, and having cycled it through the contributors to the review, I’m ready to go with it. As I did in 2008, 2009, and 2011, I’m posting it here publicly. This time around, there are three development items:
- Continue to spend enough time in-market. In particular, look for opportunities to spend more time with direct clients. There was a lot of discussion about this at my review. One director suggested I should spend at least 20% of my time in-market, thinking I was spending less than that. We track my time to the minute each quarter, and I spend roughly 1/3 of my time in-market. The problem is the definition of in-market. We have a lot of large partners (ESPs, ISPs, etc.) with whom I spend a lot of time at senior levels. Where I spend very little time is with direct clients, either as prospects or as existing clients. Even though, given our ASP, there isn’t as much leverage in any individual client relationship, I will work harder to engage with both our sales team and a couple of larger accounts to more deeply understand our individual client experience.
- Strengthen the Executive Committee as a team as well as using the EC as the primary platform for driving accountability throughout the organization. On the surface, this sounds like “duh,” isn’t that the CEO’s job in the first place? But there are some important tactical items underneath this, especially given that we’ve changed over half of our executive team in the last 12 months. I need to keep my foot on the accelerator in a few specific ways: using our new goals and metrics process and our system of record (7Geese) rigorously with each team member every week or two; being more authoritative about the goals that end up in the system in the first place to make sure my top priorities for the organization are being met; finishing our new team development plan, which will have an emphasis on organizational accountability; and finding the next opportiunity for our EC to go through a management training program as a team.
- Help stakeholders connect with the inherent complexity of the business. This is an interesting one. It started out as “make the business less complex,” until I realized that much of the competitive advantage and inherent value from our business comes fom the fact that we’ve built a series of overlapping, complex, data machines that drive unique insights for clients. So reducing complexity may not make sense. But helping everyone in and around the business connect with, and understand the complexity, is key. To execute this item, there are specifics for each major stakeholder. For the Board, I am going to experiment with a radically simpler format of our Board Book. For Investors, Customers, and Partners, we are hard at work revising our corporate positioning and messaging. Internally, there are few things to work on — speaking at more team/department meetings, looking for other opportunities to streamline the organization, and contemplating a single theme or priority for 2015 instead of our usual 3-5 major priorities.
Again, I want to thank everyone who participated in my 360 this year – my board, my team, a few “lucky” skip-levels, and my coach Marc Maltz. The feedback was rich, the experience of observing the conversation was very powerful, and I hope you like where the development plan came out!

My friend Andrew Winston, who is one of the nation’s gurus in corporate sustainability, just published his second book, this one from Harvard Business Press — Green Recovery: Get Lean, Get Smart, and Emerge from the Downturn on Top. It builds on the cases and successes he had with his first book, Green to Gold (post, link to book), which came out a couple years ago and has become the standard for how businesses embrace sustainability and use it to their financial and strategic competitive advantage rather than thinking of it as a burden or a cost center.
Green Recovery is a shorter read (my kind of business book), and it hits a few key themes:

Going green not only shouldn’t wait for better economic times, it’s a key way out of this mess
- Businesses have relied on layoffs to cut costs for far too long — it’s time to get lean on stuff, not people
- This is about survival for many businesses:Â Detroit died because it missed the green wave of environmental interest and rising energy prices
- And the overarching theme…Green doesn’t raise costs, it lowers them – it’s a source of profit and innovation
The book reminds me a lot of my post Living With Less, For Good, which I wrote at the beginning of the financial market freefall last fall, talking about how we as a company were figuring out how to cut back without cutting people (something we’ve managed to do). Although I wasn’t talking about green initiatives specifically, the point of getting leaner on “stuff” really resonates with me.
At the end of the day, Andrew proves that steering your company to go green — no matter what industry you’re in — is a twofer: you can increase the strength of the business and simultaneously do your part to clean up the environment. That’s definitely the “change we can believe in” mentality applied quite pragmatically!

Book Short:Â You’d Never Run Your Business This Way…
I am an unabashed conservative, so you might wonder what I was doing reading A Country That Works, by union chief Andy Stern, the President of SEIU (Service Workers International Union) this weekend. Well, part of it is that my mother-in-law Carmen works for him. Part was that he was quite inspiring during his recent appearance on the Colbert Report a week or two ago. And part was that I always like reading about different points of view, especially with the current, somewhat dismal state of the Republican leadership in Washington.
The book was very short and a worthwhile read. I may not agree with Stern on some of his illustrations of the problems — his statistical presentations were a bit apples-to-oranges at times — and some of his solutions, which were a bit high on the big-government-tax-and-spend side for me, but the book was very plain-speak, apolitical, and solution-oriented, all of which I found refreshing.
He certainly had at least one underlying premise about “labor as electricity ” (compete on something else other than forcing wages to go lower) that is making me think hard about my long-standing philosophical opposition to federally-mandated minimum wages. His notion of the importance of a global labor movement to act as a check/balance on corporate globalization both make sense. Actually, now that I think about it, those two things put together start working well as one plank in a solution to global poverty.
But the best part of the book was the fact that Stern is clear that, like his ideas or hate them, he is at least proposing that we DEAL with them. America is missing serious debate about some critical issues facing our society. Anyone who doesn’t think we have serious problems facing our future around retirement savings, education, and health care is not facing reality. The debate happening in Washington today is weak at best, and over-politicized.
The bottom line is that I think we’re in danger as a country of boiling the frog when it comes to some major structural issues in our society, and, most important to me, You’d Never Run Your Business This Way. Any good entrepreneur knows that when danger lurks around the corner, you have to reinvent yourself, and we as a country aren’t doing that at this moment when we’d benefit from it greatly for the long term. Stern displays that mix of optimism for the future and serious reality check today known as the Stockdale Paradox and revered by Jim Collins in his two books on corporate leadership, Good to Great and Built to Last.
My biggest criticism of the book was that it was too short. It was basically 1/3 Andy’s story, 1/3 SEIU’s story, and 1/3 labor’s story — and it could have been at least twice as long and gone into more detail on Stern’s points, especially in the last chapter where he starts spelling out his plan to get America back on track. But presumably when Stern runs for national office or gets a cabinet appointment someday (no inside knowledge here, but the book certainly reads that way), he’ll flesh things out a bit!

In honor of Return Path being in the midst of its eighth year, I recently read a pair of books with 8 in the title (ok, I would have read them anyway, but that made for a convenient criterion when selecting out of my very large “to read” pile).
Ram Charan’s latest, Know-How: The 8 Skills That Separate People People Who Perform From Those Who Don’t, was pretty good and classic Charan. Quick, easy to skim and still get the main points. The book lost a little credibility with me when Charan lionized Verizon (perhaps he uses a different carrier himself) and Bob Nardelli (the book was published before Nardelli’s high profile dismissal), but makes good points nonetheless. Some of the 8 Skills he talks about are what you’d expect on the soft side of leadership — building the team, understanding the social system, judging people — but his best examples were particularly actionable around positioning, goal setting, and setting priorities. The book reminded me much more of Execution and much less of Confronting Reality (which is a good thing).
For years I’ve felt like the last person around to still not have read The 7 Habits of Highly Effective People, so I thought I’d skip straight to the punchline and read Stephen Covey’s newer book, The 8th Habit: From Effectiveness to Greatness. Fortunately, as I’d hoped, the new book summarizes the prior book several times over, so if you haven’t read the first, you could certainly just start with this one. The book also comes with a DVD of 16 short films, some of which are great — both inspirational and poignant. Unlike most business books, the 8th Habit is NOT skimmable. It almost has too much material in it and could probably be read multiple times or at least in smaller pieces. The actual 8th habit Covey talks about is what he calls Find Your Voice and Help Others Find Their Voices and is a great encapsulation of what leading a knowledge worker business is all about. But the book is much deeper and richer than that in its many models and frameworks and examples/tie-ins to business and goes beyond the “touchy feely” into hard-nosed topics around execution and strategy.
Now I’m looking for the DVD of the first season of Eight is Enough!
