Well, there you have it. Both of my first two postings on this subject — Realism vs. Idealism and Admitting Mistakes — came up in last night’s debate.
At one point, in response to Kerry’s attempted criticism of him for expressing two different views on the situation in Iraq, Bush responded that he thought he could — and had to — be simultaneously a realist and an optimist. And a few minutes later, Kerry admitted a mistake and brilliantly turned the tables on Bush by saying something to the effect of “I made a mistake in how I talked about Iraq, and he made a mistake by taking us to war with Iraq — you decide which is worse.”
So each candidate exhibited at least one of the traits of good corporate leadership, but on this front anyway, I think Kerry did a better job last night in turning one of his mistakes into a zinger against his opponent.

Couldn’t agree more on the CEO side. A CEO who cannot admit to failure is doomed to be surrounded by “yes men” and, therefore, must go it alone, whereas the CEO who admits to having the odd bad idea every now and then is more likely to get truthful and accuruate information from those around him/her. Which scenario would you prefer to base your next decision on?
However, I look more to Hollywood for fostering the faux CEO/Board Room stereotypes, not politics. Look no further than the highest ranked show among 18 to 46 year olds: The Apprentice. Trump is just one contemporary example of successfully perpetuating the “kill or be killed” mentality of the ideal CEO. In his book, “How to Get Rich” one of his lessons is to “never take the blame for anything” (meanwhile Trump gets rich by being a caricature of a CEO).
The ideal CEO needs to set the example for the behavior of his employees, and creates opportunities by building relationships not “squashing the competition.” And like it or not, the ideal Board Room is actually a Think Tank of great minds working toward a common goal rather than a place to play mind games and mental poker.
Unfortunately, both of these things make for a horrible TV show but do contribute to building truly great companies! On the other hand, watch too many TV shows (or follow the politician’s lead) and you’ll likely become a CEO whose success is comparable to the CEOs of Enron and Tyco.

One of the many things I have come to love about the Christmas holiday every year is that I get to go running in Washington DC. Running the Monuments is one of the best runs in America. Today, at my mother-in-law’s suggestion, I stopped i8n at the Lincoln Memorial mid-run and read his second inaugural address again (along with the Gettysburg Address). I had just last week finished Doris Kearns Goodwin’s Team of Rivals: The Political Genius of Abraham Lincoln, and while I wasn’t going to blog about it as it’s not a business book, it’s certainly a book about leadership from which any senior executive or CEO can derive lessons.
Derided by his political opponents as a “second-rate Illinois lawyer,” Lincoln, who arrived somewhat rapidly and unexpectedly on the national scene at a time of supreme crisis, obviously more than rose to the occasion and not only saved the nation and freed the slaves but also became one of the greatest political leaders of all time. He clearly had his faults — probably at the top of the list not firing people soon enough like many of his incompetent Union Army generals — but the theme of the book is that he had as one of his greatest strengths the ability to co-opt most of his political rivals and get them to join his cabinet, effectively neutering them politically as well as showing a unity government to the people.
This stands in subtle but important contrast to George Washington, who filled his cabinet with men who were rivals to each other (Hamilton, Jefferson) but who never overtly challenged Washington himself.
Does that Team of Rivals concept — in either the Lincoln form or the Washington form — have a place in your business? I’d say rarely in the Lincoln sense and more often in the Washington sense.
Lincoln, in order to be effective, didn’t have much of a choice. Needing regional and philosophical representation on his cabinet at a time of national crisis, bringing Seward, Chase, and Bates on board was a smart move, however much a pain in the ass Chase ended up being. There certainly could be times when corporate leadership calls for a representative executive team or even Board, for example in a massive merger with uncertain integration or in a scary turnaround. But other than extreme circumstances like that, the Lincoln model is probably a recipe for weak, undermined leadership and heartache for the boss.
The Washington model is different and can be quite effective if managed closely. One could argue that Washington didn’t manage the seething Hamilton and frothy Jefferson closely enough, but the reality is that the debates between the two of them in the founding days of our government, when well moderated by Washington, forged better national unity and just plain better results than had Washington had a cabinet made up of like-minded individuals. As a CEO, I love hearing divergent opinion on my executive team. That kind of discussion is challenging to manage — at least in our case we don’t have people at each other’s throats — but as long as you view your job as NOT to create compromises to appease all factions but instead to have the luxury of hearing multiple well articulated points of view as inputs to a decision you have to make, then you and your company end up with a far, far better result.
When it’s Time to Hire Your First Chief Business Development Officer
(Post 1 of 4 in the series of Scaling CPDO’s).
For most startups the idea of hiring a CBDO is a pipedream, it’s a role that only global corporations have, right? After all, strategic partnerships and M&A are rare events for a startup and can be handled by the founder/CEO, or potentially by someone in Sales. If a startup is partner or channel heavy, those areas may be the focus of the Sales team in general. Or, if there is sporadic M&A activity that can be handled by external advisors or bankers. So how do you know when it’s time to hire your first CBDO?
You know it’s time to hire a CBDO when you are spending too much of your own time on things that a CBDO could be doing. When a deal shows up, it’s a mountain of work because there are countless meetings and conversations both internal and external to the company and with your board; there’s a ton of due diligence that needs to be done, and there’s always thinking about the strategic roadmap moving forward. The problem is that you can’t control when a deal shows up but once it does, a series of processes and tasks that are time-dependent kick in and it can consume all of your bandwidth. It’s worth it to hire a CBDO if you think you’re only going to do one deal just to take all that effort off your plate.
Another sign that you should hire a CBDO is if your board asks you for your M&A roadmap, and you don’t have a great answer and aren’t sure how to get to one. For a startup the stratetgic roadmap might just be to grow the company any way they can, but for a scaleup you’ll have to be much more thoughtful about strategic growth, you’ll need to have metrics, benchmarks, and timelines, you’ll need to know whether you can hit those milestones organically or whether you need to partner, acquire, or sell off parts of the business. A CBDO not only thinks about all the nuances of a stratetgic roadmap, but has done the work to make it easy to pull the trigger when the opportunity arises.
A more practical solution for many startups is to consider a fractional CBDO. A fractional CBDO may be the way to go if you need help defining your partnership or M&A strategy, or you need help creating a market map and you don’t want to rely on an external advisor or banker for those. A fractional CBDO can also help execute a couple of M&A transactions that are too small for a banker so if you’re not sure about whether or not a full-time CBDO makes sense for you, you can experiment with smaller deals first. A fractional CBDO could also help define a major new strategic building block like “creating an indirect sales channel” or “international expansion,” and work with you and your whole leadership team together to create that, especially if no one at your company has experience in doing that.

My Management by Chameleon Post from a couple weeks ago generated more comments than usual, and an entertaining email thread among my friends and former staff from MovieFone. One comment that came off-blog is worth summarizing and addressing:
There are those of us who should not manage, whose personalities don’t work in a management context, and there is nothing wrong with not managing. Also, there promotion to management by merit has always been a curiosity to me. If I am good at my job, why does it mean that I would be good at managing people who do my job? In other words, a good ‘line worker’ doth not a good manager make. I’d prefer to see people adept at being team leads be hired in, to manage, then promotion of someone ill-fitted for such a position be appointed from within. This latter happens far to often, to the detriment of many teams and companies.
For those of you not familiar with the Peter Principle, the Wikipedia definition is useful, but the short of it is that “people are promoted to their level of incompetence, when they stop getting promoted…so in time, every post tends to be occupied by an employee who is incompetent to carry out their duties.”
Back when I worked in management consulting, I always used to wonder how it was that all the senior people spent all their time selling business. They hadn’t been trained to sell business. And a lot of the people great at executing complex analysis and client cases hated selling. Or look at the challenge the other way around: should a company take its best sales people and turn them into sales managers?
We’ve had numerous examples over the years at Return Path of people who are great at their jobs but make terrible, or at least less great, managers. The problem with promoting someone into a management role mistakenly isn’t only that you’re taking one of your best producers off “the line.” The problem is that those roles are coveted because they almost always come with higher comp and more status; and if a promotion backfires, it generally (though not always) dooms the employment relationship. People don’t like admitting failure, people don’t like “moving backward,” and comp is almost always an issue.
What can be done about this? We have tried over the years to create a culture where being a senior individual contributor can be just as challenging, fun, rewarding, impactful, and well compensated as being a manager, including getting promotions of a different sort. But there are limits to this. One obvious one is at the highest levels of an organization, there can only be one or two people like this (at most) by definition. A CEO can only have so many direct reports. But another limit is societal. Most OTHER companies define success as span of control. You get a funny look if you apply for a job with 15 years of experience and a $100k+ salary yet have never managed anyone before. After all, the conventional wisdom mistakenly goes, how can you have a big impact on the business if all you do is your own work?
The fact is that management is a different skill. It needs to be learned, studied, practiced, and reviewed as much as any other line of work. In most ways, it’s even more critical to have competent and superstar managers, since they impact others all day long. Obviously, people can be grown or trained into being managers, but the principle of my commenter – and “Peter” – is spot on: just because you are good at one job doesn’t mean you should be promoted to the next one.
I’m not sure there’s a good answer to this challenge, but I welcome any thoughts on it here.

I commented today on our partner Blue Sky Factory’s CEO, Greg Cangialosi’s excellent posting in defense of email as a marketing channel called Email’s Role and Future Thoughts. Since the comment grew longer than I anticipated, I thought I’d re-run parts of it here.
A couple quick stats from Forrester’s recent 5-year US Interactive forecast back up Greg’s points con gusto:
– 94% of consumers use email; 16% use social networking sites (and I assume they mean USE them – not just get solicitations from their friends to join). That doesn’t mean that social networking sites aren’t growing rapidly in popularity, at least in some segments of the population, and it doesn’t mean that email marketing may not be the best way to reach certain people at certain times. But it does mean that email remains the most ubiquitous online channel, not to mention the most “pull-oriented” and “on demand.”
– Spend on email marketing is $2.7b this year, growing to $4.2b in 2012. Sure, email by 2012 is the smallest “category” by dollars spent, but first of all, one of the categories is “emerging channels,” which looks like it includes “everything else” in the world other than search, video, email, and display. So it includes mobile as well as social media, and who knows what else. Plus, if you really understand how email marketing works, you understand that dollars don’t add up in the same way as other forms of media since so much of the work can be done in-house.Â
What really amazes me is how all these “web 2.0” people keep talking about how email is dying (when in fact it’s growing, albeit at a slower rate than other forms of online media) and don’t focus on how things like classifieds and yellow pages are truly DYING, and what that means for those industries.
I think a more interesting point is that in Forrester’s forecast, US Interactive Marketing spend by 2012 in aggregate reached $61b, more than triple where it is today — and that the percent of total US advertising going to interactive grows from 8 to 18 over the five years in the forecast.Â
The bigger question that leaves me with is what that means for the overall efficiency of ad spend in the US.  It must be the case that online advertising in general is more efficient than offline — does that mean the total US advertising spend can shrink over time?  Or just that as it gets more efficient,
marketers will use their same budgets to try to reach more and more prospects?

The Five Temptations of a CEO, another short leadership fable in a series by Patrick Lencioni, wasn’t as meaningful to me as the last one I read, The Four Obsessions of an Extraordinary Executive (post, link), but it wasn’t bad and was also a quick read.
The book to me was the 30 minute version of all the Level-5 Leadership stuff that Collins wrote about in Good to Great and Built to Last. All that said, it was a good quick read and a reminder of what not to do. The temptations are things that most CEOs I’ve ever known (present company very much included) have at least succumbed to at one point or another in their career. That said, you as a CEO should quit or be fired if you have them in earnest, so hopefully if you do have them, you recognize it and have them in diminishing quantities with experience, and hopefully not all at once:
– The temptation to be concerned about his or her image above company results
– The temptation to want to be popular with his or her direct reports above holding them accountable for results
– The temptation to ensure that decisions are correct, even if that means not making a decision on limited information when one is needed
– The temptation to find harmony on one’s staff rather than have productive conflict, discussion, and debate
– The temptation to avoid vulnerability and trust in one’s staff
I’m still going to read the others in Lencioni’s series as well. They may not be the best business books ever written, but they’re solid B/B+s, and they’re short and simple, which few business books are and all should be!

The Gift of Feedback, Part IV
I wrote a few weeks ago about my live 360 – the first time I’ve ever been in the room for my own review discussion. I now have a development plan drafted coming out of the session, and having cycled it through the contributors to the review, I’m ready to go with it. As I did in 2008, 2009, and 2011, I’m posting it here publicly. This time around, there are three development items:
- Continue to spend enough time in-market. In particular, look for opportunities to spend more time with direct clients. There was a lot of discussion about this at my review. One director suggested I should spend at least 20% of my time in-market, thinking I was spending less than that. We track my time to the minute each quarter, and I spend roughly 1/3 of my time in-market. The problem is the definition of in-market. We have a lot of large partners (ESPs, ISPs, etc.) with whom I spend a lot of time at senior levels. Where I spend very little time is with direct clients, either as prospects or as existing clients. Even though, given our ASP, there isn’t as much leverage in any individual client relationship, I will work harder to engage with both our sales team and a couple of larger accounts to more deeply understand our individual client experience.
 - Strengthen the Executive Committee as a team as well as using the EC as the primary platform for driving accountability throughout the organization. On the surface, this sounds like “duh,” isn’t that the CEO’s job in the first place? But there are some important tactical items underneath this, especially given that we’ve changed over half of our executive team in the last 12 months. I need to keep my foot on the accelerator in a few specific ways: using our new goals and metrics process and our system of record (7Geese) rigorously with each team member every week or two; being more authoritative about the goals that end up in the system in the first place to make sure my top priorities for the organization are being met; finishing our new team development plan, which will have an emphasis on organizational accountability; and finding the next opportiunity for our EC to go through a management training program as a team.
 - Help stakeholders connect with the inherent complexity of the business. This is an interesting one. It started out as “make the business less complex,” until I realized that much of the competitive advantage and inherent value from our business comes fom the fact that we’ve built a series of overlapping, complex, data machines that drive unique insights for clients. So reducing complexity may not make sense. But helping everyone in and around the business connect with, and understand the complexity, is key. To execute this item, there are specifics for each major stakeholder. For the Board, I am going to experiment with a radically simpler format of our Board Book. For Investors, Customers, and Partners, we are hard at work revising our corporate positioning and messaging. Internally, there are few things to work on — speaking at more team/department meetings, looking for other opportunities to streamline the organization, and contemplating a single theme or priority for 2015 instead of our usual 3-5 major priorities.

I just finished The Better People Leader, by Charles Coonradt, which was a very short, good, rich read. It was a pretty expansive book on management & leadership topics — 100 short pages of material that are probably covered by 1,000 pages in other books.
What separates this book from the pack is the rich examples from non-business life that Coonradt sprinkles throughout the book. They include the tale of a special ed kid who became a mainstream student within a year because his teacher had the courage to ask his fellow students to treat him normally, and the story of how Korean War POWs died in massive numbers not from physical torture but from negative feedback loops.
The closing quote of the book says it all, from Ronald Reagan: “A great leader is not necessarily one who does the greatest things. He is the one who gets the people to do the greatest things.” This book gives you quick tips on how to do just that.
Startup CEO, Second Edition Teaser: The Importance of Authentic Leadership in Changing Times
As I mentioned the other day, the second edition of Startup CEO is out. This post is a teaser for the content in one of the new chapters in this edition on Authentic Leadership.
As I mentioned last week, the book went to press early in the COVID-19 pandemic and prior to all the protests around racial injustice surrounding the George Floyd killing, so nothing in it specifically addresses any of those issues. In some ways, though, that may be better at the moment since the book is more about frameworks and principles than about specific responses to current events. Two of those principles, which are timeless and transcend turmoil, uncertainty, time and place, are creating space to think and reflect and being intentional in your actions. In a world in which CEOs are increasingly called upon to deal with more than traditional business (pricing, strategy, go-to market approaches, team building, etc.) it’s imperative to approach and solve challenging situations from a foundation that doesn’t waver.
At Return Path our values were the foundation that provided a lens through which we made every decision. Well, not every decision, only the good ones. When we strayed from our core values, that got us into trouble. The other principle, outlined in Chapter 1 of the Second Edition, is leading an organization authentically.
Let me provide a couple concrete examples of what I mean by “Authentic Leadership” since the term can be interpreted many ways.
One example is to avoid what I call the “Say-Do” gap. This is obviously a very different thread than talking about how the company relates to the outside world and current events. But in some ways, it’s even more important. A leader can’t truly be trusted and followed by their team without being very cognizant of, and hopefully avoiding close to 100%, any gap between the things they say or policies they create, and the things they do. There is no faster way to generate muscle-pulling eyerolls on your team than to create a policy or a value and promptly not follow it.
I’ll give you an example that just drove me nuts early in my career here, though there are others in the book. I worked for a company that had an expense policy – one of those old school policies that included things like “you can spend up to $10 on a taxi home if you work past 8 pm unless it’s summer when it’s still light out at 8 pm” (or something like that). Anyway, the policy stipulated a max an employee could spend on a hotel for a business trip, but the CEO (who was an employee) didn’t follow that policy 100% of the time. When called out on it, did the CEO apologize and say they would follow the policy just like everyone else? No, the CEO changed the policy in the employee handbook so that it read “blah blah blah, other than the CEO, President, or CFO, who may spend a higher dollar amount at his discretion.”
What does that say about the CEO? How engaged are employees likely to be, how much effort are they willing to devote to the company if there are special rules for the executives? You can make any rule you want — as you probably know if you have read a bunch of my posts or my book over the years, I’m a proponent of rule-light environments — but you can’t make rules for everyone else that you aren’t willing to follow yourself unless you own the whole company and don’t care what anyone thinks about you or says about you behind your back.
Beyond avoiding the Say-Do Gap, this new chapter of the book on Authentic Leadership also talks about how CEOs respond to current events in today’s increasingly politicized and polarized world. This has always felt to me like a losing proposition for most CEOs, which I talk about quite a bit in the book. When the world is polarized, whatever you do as CEO, whatever position you take on things, is bound to upset, alienate, or infuriate some nontrivial percentage of your workforce. I even give some examples in the book of how I focused on using the company’s best interests and the company’s values as guideposts for reacting (or not reacting) to politically divisive or charged issues like guns or “religious liberty” laws. I say this noting that there are some people who *believe* that their side of an issue like this is right, and the other side is wrong, but the issues have some element of nuance to them.
Today’s world feels a bit different, and I’m not sure what I would be doing if I was leading a known, scaled enterprise at this stage in the game. The largely peaceful protests around all aspects of racial injustice in America in the wake of the murder of George Floyd — and the brutality and senselessness of that murder itself — have caused a tidal wave of dialog reaching all corners of the country and the world. The root of this issue doesn’t feel to me like one that has a lot of nuance or a second side to the argument. After all, what reasonable person is out there arguing that George Floyd’s death was called for, or even that black Americans don’t have a deep-seeded and widespread reasonable claim to inequality…even if their view of what to do about it differs?
I *think* what I would be doing in a broader leadership role today is figuring out what my organization could be doing to help reduce or eliminate structural racial inequality where we could based on our business, as opposed to driving my organization to take a specific political stand. I know for sure that I wouldn’t solicit feedback from a select group of people only, but I would create a space where voices from across the organization (and stakeholders outside of it as well) could be heard. That’s not a solution, but a start, and in challenging times making a little bit of headway can lead to a cascading effect. It can, if you keep the momentum.
And, in line with “authentic leadership,” it’s okay to admit that you don’t have the answers, that you might not even know the questions to ask. But doing nothing, or operating in a “business as usual” way won’t make your company stronger, won’t open up new opportunities, won’t generate new ideas, and won’t sit well with your employees, who are very much thinking about these issues.
So, in today’s challenging times I would follow my own advice, be thoughtful and reflective, and intentional in searching for common solutions. I’d try to avoid “mob mentality” pressure — but I would also be listening carefully to my stakeholders and to my own conscience.

Book Short: Alignment Well Defined
The Advantage: Why Organizational Health Trumps Everything Else In Business is Patrick Lencioni’s newest book. Unlike most or all of his other books (see the end of this post for the listing), this one is not a fable, although his writing style remains very quick and accessible.
I liked this book a lot. First, the beginning section is a bit of a recap of his Five Dysfunctions of a Team which I think was his best book. And the ending section is a recap of his Death by Meeting, another really good one. The middle sections of the book are just a great reminder of the basic building blocks of creating and communicating strategy and values – about driving alignment.
But the premise, as the subtitle indicates, is that maintaining organizational health is the most important thing you can do as a leader. I tell our team at Return Path all the time that our culture is a competitive advantage in many ways, some quantifiable, and others a little less tangible.
A telling point in the book is when Lencioni is relaying a conversation he had with the CEO of a client company who does run a healthy organization – he asked, “Why in the world don’t your competitors do any of this?” And the client responded, “You know, I honestly believe they think it’s beneath them.” Lencioni goes on to say, “In spite of its undeniable power, so many leaders struggle to embrace organizational health because they quietly believe they are too sophisticated, too busy, or too analytical to bother with it.” And there you have it. More examples of why “the soft stuff” is mission critical.

While there are lots of other good frameworks for doing all of this, Lencioni’s models and books are great, simple reminders of one of the CEO’s most important leadership functions. We’re recrafting our own mission and values statements at the moment at Return Path, and we’re doing it using this 6-Question framework instead of the classic “Mission/Vision/Values” framework popularized a few years back by Harvard Business Review.
